Setting up custom reporting is expensive. My agency charges new clients between $20k and $30k to implement the required infrastructure and build 3 - 7 custom reports. Ongoing support is $8.5k - 10k a month. Its a niche offering for DTC brands that check the following boxes: 1. Generating at least $25M a year in revenue --> A brand that's generating less than $25M can get away with using a combination of native reports, Excel and dedicated SaaS like Triple Whale or Polar Analytics. The ROI of custom reporting for sub-$25M brands is just not there. 2. A team size of at least 40 individuals --> The real pain of not having robust, custom-built reports is really felt once the team hits around 40 individuals. At this point there is typically individuals or small teams dedicated to different areas of performance such as CRM, email marketing, paid acquisition, SEO, operations, etc. Everyone is doing their own reporting and analytics which leads to a ton of friction and disorganization. 3. A desire to become more data-driven --> Bringing the data in-house and having full ownership over ones data and reporting is a resource intensive project. It takes roughly 60 days and cost $20k - $30k to set everything up. Most DTC businesses are focused on new custom acquisition and rolling out new products and aren't motivated to improve their analytics and reporting. Once there is enough pain, the motivation to make a change comes about. So why would a brand go through with such an expensive project? Well, the short answer is they get the following benefits once the work is done: 1. Automated, custom reportings --> No more manually work in Excel saves a ton of man-hours and significantly improves the accuracy of your reports. 2. The business owns all its data --> A well constructed data warehouse holding the company's business data is an asset that raises the valuation of the company, and provides high leverage on its data. 3. Speed to insight goes down from days to minutes --> Since the reports are automated and built to serve the exact needs of the decision makers, the speed to gain insights on the data is dramatically reduced. The faster a business can move, the better it will perform. 4. Easier to track the performance of the team and understand what's working and what's not --> A robust BI setup will allow managers to easily track performance KPIs of individuals and teams, and create more accountability in the organization. Some important things I'd recommend with affiliates: 1. They're not allowed to use your brand name in their ad copy 2. They cannot bid on your brand keywords 3. It has to be VERY clear that they are a third party and not a rep of your company Otherwise you’ll get lazy affiliates just creating google ads targeting your brand traffic... And suddenly you're paying 30% lifetime commissions for customers you would have likely received for free anyway. #affiliates #saas

Controversial take: PMax sucks and shouldn’t be used the way 90% of DTC brands are currently using it. To be fair, I don’t necessarily blame brands for the heavy use of PMax with all of the misinformation that these Google reps push on everyone nowadays. My team was just on a call with one of them a couple of weeks ago and you wouldn’t believe the looks we got when we told them that we were more focused on campaign types that give us greater control such as Search and Standard Shopping. But why do most Google reps push PMax so much? Well in short, most Google reps are not actual Google ads media buyers. They are sales professionals who “learned” Google ads from a training manual provided by Google. This obviously doesn’t apply to everyone, I have met one or two reps who are knowledgeable and helpful but most are not. Okay so why does PMax suck? Lack of Control: PMax gives you very limited control over your campaigns. Automated targeting, bidding, and asset placements often take decision-making power away from you, making it difficult to optimize specific areas of the campaign like audience targeting or keyword focus​. Limited Reporting: Another big issue with PMax is the lack of detailed insights. Google makes it really hard to see where your ad spend is most effective or which assets are underperforming​. Cannibalization of Branded Keywords: PMax often targets branded search terms, even if you have other campaigns already focusing on those terms. This can lead to cannibalization, where PMax takes credit for conversions that should have been attributed to your brand or search campaigns. No Control Over Negative Keywords: Unlike search campaigns where you can easily add negative keywords, PMax doesn’t allow for straightforward exclusion of irrelevant or low-performing terms. You need to go through a Google Ads rep to add negatives, which is tedious. Opaque AI Decisions: The AI-driven nature of PMax can sometimes make questionable choices, such as targeting irrelevant search terms and placements without a clear understanding of the business's actual needs. This leads to wasted ad spend on unrelated clicks​. Lack of Testing Ability: The all-encompassing nature of PMax means it’s harder to test individual elements like creatives or audiences. In contrast, other campaign types, like standard Search or Shopping, allow for more granular A/B testing​ and experimentation. Steep Learning Curve for ROI: While Google reps constantly market PMax as a solution for higher conversion rates, the reality is that brands often experience wasted ad spend and poor ROI before the campaign's AI "learns" how to optimize properly. Not to mention, most of that “higher conversion rates” come from branded search terms from what we’ve seen which does not tend to actually drive incremental revenue. There is a process for transitioning away from being over-reliant on PMax campaigns and it takes a little bit of time but you’ll be better off in the long run.

Up to 50% of your free trial signups may not be real. This deflates your conversion metrics and inflates costs. Kyle Poyar shared how Clay's ~1,000 free trial signups per day could be hurting the company. Clay discovered that ~47% of its signups weren't real new users. Duplicate accounts = 20% of trial sign-ups Fake accounts = 19% of trial sign-ups Bot accounts = 8% of trial sign-ups They fixed the problem by blocking accounts like these. The result: Added >$150k in incremental ARR and saved >$175k in credit costs But I'd like to point out how many companies get stuck. They optimize for free trial signups and do really great at it. But hit a bottleneck in how to convert them into paid users. If you don't convert a good chunk of them, what was it all for? So yes, free trial signups can get the floodgates open. But it's the data it provides that can get you more paid conversions. There are certain agencies I consistently hear terrible things about. There are certain agencies I consistently help brands move away from. Still -- I don't think those agencies are 'bad' agencies. They are bad for those clients though. Better for others, presumably. And, even "the best agency in the world" to some of their clients, too. I don't want to work with them. And I wouldn't recommend them. But, the point is this. Finding an agency is easy. Finding the right agency is hard. Agencies should be more selective in who they take on. Agencies should be more graceful when they lose clients. Agencies should stay in their proverbial lane. Brands should communicate their needs better. Brands should be more transparent with their agencies. Brands should invest more into their agencies. *not necessarily $$. Good agencies exist. Bad agencies exist. Great agencies exist. Good to you, may be bad to another. Great is the goal. Ya just gotta find them. ..ya may have to kiss a few frogs first, too.

a lot of agencies stall at $1m-$2m in annual revenue. here's why. first, many many agencies start as just 1 person who is really good at the thing that they do. that could be building product, design, marketing, etc. they're so good that demand starts to outstrip their supply, aka their time. when that happens, they have two paths: 1. double / triple their prices or 2. build a team and teach them to do the thing that they do well. there are a few dynamics to consider here. - the person choosing path 1 will make a lot more money take home than the person choosing path 2 for years. probably until the person achieves 4x-5x in revenue scale. that's because path 2 is lower margin. you have to build out the team that does the thing. then you have to build out the ops and overhead that stitches it all together. this can be very discouraging, and it's often much easier to stop building the team and just go back to doing the thing yourself and raising prices on your time. - doing the thing is a vastly different skillset and job than building the team that does the thing. people who are really good at doing the thing, often really like doing the thing. what they don't like is incorporating a biz, building a back office, chasing down invoices, doing 1:1s, hiring, etc etc etc. a lot of people find that building an agency isn't fun and what they learn is that they'd rather do the thing that they like to do. some of these folks take the contractor-subcontractor approach where they then actively do the work and subcontract out some of the boring bits. this can work out very well and ultimately results in a setup akin to the solo contractor approach where you have high margins but your topline is capped by your time. - scaling the biz means developing a repeatable sales & marketing motion. this is where, particularly, e.g., product, design or eng agencies, get stuck because the whole basis for starting an agency came from a surplus of word of mouth biz. ie they got the biz by doing the thing well, and they don't have the skillset for scaling demand beyond that. the way i think about it is that this agency exists because it does great work. word of mouth is a proprietary channel for this agency. how do you scale complimentary proprietary, owned channels based on this agency's 'secret'. i believe that the 'mistake' that folks take when they try to scale is by going after nonproprietary channels, which turns their agency into a commodity biz. sales cycles are longer and more competitive for customers that you have to introduce yourself to. you become a hubspot agency partner and you compete just as 1 of N agencies. ultimately, what's important isn't scaling an agency beyond $X milestone, it's about building the biz you want, doing the work you want, supporting your family and all that good stuff. however, breaking out of this range makes cracking $10M+ in annual revenue a real possibility if that's what you want.

Ever worked with an 7-8 figure brand that lost their #buybox ? #amazon isn't simple or for the faint of heart... One move can cost you 2-300k. Here's the example. We just signed a new client because they changed their pricing strategy, and lost their buy box across the whole account. Why did this happen, and how do we fix it? Well, it turns out that it happened because they’re a new team and don’t have much Amazon-specific experience. Their Amazon guy is great but has only worked w/ Amazon for 8-9 months. That's a challenge. Some of these things you only learn through trial and error. We've been doing this 10+ years and have failed A LOT. They had a lot to deal with already. Tens of thousands of listings.. A mixture of wholesale and private label brands. Account health issues started mounting. They oversold a few of their drop shipping items, and had to cancel lots of orders. Things got overwhelming real quick. Then on top of the above issues, they went and made some big changes to their prices. Boom. Buy box gone. The lesson here. Try to take it slow with price adjustments. Big jumps, up or down, can cause buy box fluctuation. Also, If you're consistently flipping back and forth between different product inventory sources, here's a tip: set fixed prices for each one by creating multiple #SKUs for the same product. Keep those prices steady for smoother sailing, or have different lead times on your sources that have issues like the one above (out of stock). Always better to be safe than sorry. While you’re at it, you need to clean up your catalog. Having SKUs or #ASINs that you don’t plan to use, or having the detail page removed, is a recipe for trouble. It could even land your account in suspension. Listing violations, pricing changes, inactive listings. Then, the dreaded account suspension. (EDIT: the account did get suspended) So how do we fix it? We fixed the listings. We’ve got cases set up with Amazon, and we’re working on getting them live again. We’re also rapidly cleaning up their catalog to remove inactive listings. Then, we’ll move some of their private listings to #SellerCentral so we can grow them and de-risk the portfolio. If you’re struggling with these types of challenges, I recommend getting some folks with experience to work alongside your team to ensure it doesn’t happen again.
