My average speaking rate is between 140 words per minute. When writing speeches, I focus first, on the opening and closing. 10-15% of the speech for the opening and 10-15% for the closing, and practice these to remember them word for word. Leaving 70-80% for the body of the speech, I include no more than three main points and remember these thought for thought. I structure it this way, to determine the content of the body of the speech and can manipulate this content to factor in, media, audience reactions and time for questions, interjections, etc. Allocated time determines body content, without detracting from the topic message, and the ending takeaway. After 20+ years of delivering speeches and/or presentations it works for me.
