With traditional management practices, leaders manage individuals inside organizational boxes with stable boundaries. With adaptive practices, leaders guide teams embedded in networks of information, resource, and knowledge flows. The two approaches are different, and each has value. Traditional management methods -- Decide and Delegate -- work well with established routines in relatively stable environments where we know what to do. Adaptive practices -- Design and Do -- find their value in dynamic situations where we don't know what to do. The traditional management universe is shrinking with the increasing volume and velocity of information flows. In contrast, the universe of adaptive management is expanding rapidly. A BACKSTORY In 1992, I had a fateful lunch with Jonathan Knott, the technology director of one of my client companies. Jonathan was a Ph.D. physicist who had recently left one of the federal labs. He advised me that the world would shift with the coming of the commercial Internet. "The Internet is our first interactive mass medium, and it will change everything." Jonathan alerted me to the importance of adopting network-based approaches and adaptive practices. I spent the 1990s figuring out how to do strategy in open, loosely connected networks, an adaptive practice—the result: Strategic Doing. OUR INITIAL PURDUE TESTBED: 2005 In 2005, we launched our first significant testbed at Purdue. My colleague Scott Hutcheson landed a $15 million grant to redesign workforce development initiatives across a 14-county region. Following network-based principles, we designed a managed network with a small core team, four focus areas, and 60 initiatives with over 100 partners. We hired one person -- our "chief doing officer" -- to keep us on track. We demonstrated how to design and guide a managed network at scale. More importantly, we demonstrated the significant productivity advantages of a managed network. >> Our region was one of 13 to receive an experimental grant.  >> We received 8% of the money awarded nationally.  >> Across 4 core metrics we generated 40% of the national totals. THE KEY INSIGHTS OF A MANAGED NETWORK Leadership involves guiding flows of knowledge and resources. To do that, you need new routines of disciplined conversations. These conversations focus on creating and directing a portfolio of collaborative initiatives that 1) generate new knowledge about opportunities and 2) manage risks inherent in the portfolio. We use our conversations to balance these flows. They are like a kayaker's paddle. Resources and risk management protocols flow outward from the network’s core. Knowledge and collective learning flow from project’s experiments on the edge. The flow involves continuously zooming out -- a perspective best framed at the network's core -- and zooming in -- a perspective generated at the network's edge. The challenge involves maintaining a continuous, balanced flow with new routines.

Coaching & Metaphors. In ICF approved Coaching Practice we find metaphors to be very useful in evoking awareness. The well known Carl Jung had written back in 1916 "Your vision will become clear only when you can look into your own heart. Who looks outside, dreams; who looks inside, awakes". Metaphors play the role of supporting the client to look into their own heart because metaphors are a bridge between the words we speak with the pictures we see . Research shows that when we hear or read a metaphor neurons in our brain light up pairing the words with the image they represent . Metaphors give access to seeing the world in new ways . For a minute, just think of the simple & commonly used metaphor "cold shoulder". What do you see ? Metaphors are a visual language that allow us to experience the words we speak . Give us a wonderful opportunity as coaches to evoke awareness for our clients . (to be continued)

In the journey of leadership development, we often emphasize the critical importance of self-awareness in leaders. But how often do we consider the self-awareness of the stakeholders involved in this process? In #StakeholderCenteredCoaching, stakeholders’ awareness isn’t just about observing changes in leaders—it’s about understanding their own influence and biases that shape these observations. When stakeholders are self-aware, they bring a nuanced perspective to the feedback loop, enabling more accurate and constructive insights that leaders can act upon.
