Agile Transformation from Scaled Agile to LeSS

Role: Agile Coach
Collaborated with a dedicated team of Agile Coaches to transform a large-scale organization from Scaled Agile Framework (SAFe) to Large-Scale Scrum (LeSS) and implementing Product Management. Our team worked collectively to identify value streams, align strategic goals, stand up new teams, and mentor key roles, including Product Owners, Scrum Masters, and leadership.
Challenges:
Navigating the complexity of shifting from a structured Scaled Agile environment to the more streamlined and less prescriptive LeSS framework.
Identifying and aligning value streams with the organization's strategic goals to ensure a smooth transition.
Engaging and coaching a diverse group of stakeholders, including Product Owners, Scrum Masters, and leadership teams, to adapt to new ways of working.
Establishing effective OKRs (Objectives and Key Results) to track progress and maintain alignment with the organization’s long-term goals.
Results:
Achieved strategic alignment across the portfolio by connecting value streams to business objectives, enabling better prioritization of work.
Improved team dynamics and performance by coaching Scrum Masters to better manage team impediments and foster a culture of collaboration.
Empowered Scrum Masters to effectively utilize Agile metrics, such as velocity and burndown charts, to guide teams in making data-driven decisions during sprint planning and retrospectives.
Enhanced transparency and accountability at the portfolio level through the implementation of OKRs and real-time performance metrics, allowing leadership to track progress against strategic goals. -
OKR Framework for Better Strategic Alignment
-
Overview: Leading a team of Agile coaches, I took on the challenge of overhauling our OKR framework to improve how we align our strategies across the organization. We moved away from the traditional cascading OKRs model and instead focused on placing leadership objectives at the top. From there, we broke these objectives down into strategic themes and then developed actionable OKRs. The goal was to make sure our strategies were clear and everyone was on the same page.

We moved away from the traditional cascading OKRs model and instead focused on placing leadership objectives at the top. From there, we broke these objectives down into strategic themes and then developed actionable OKRs. The goal was to make sure our strategies were clear and everyone was on the same page.
Methodology: We started by examining our existing OKR framework to see how well it aligned with our strategy. This helped us pinpoint areas for improvement. Next, we designed a new framework where leadership objectives set the direction, guiding the creation of strategic themes. My team and I worked closely with different departments to implement the new framework. We ran workshops and training sessions to help everyone transition smoothly. We also integrated the new framework into our existing systems and processes.
Results: The revamped OKR framework made a noticeable difference. By putting leadership objectives at the top, we created a clearer connection between our strategic goals and everyday work. Teams understood better how their efforts supported broader objectives, leading to better alignment between all team of teams. Overall, the new framework helped reduce fragmentation and boosted organizational performance.
Impact: This project improved our strategic alignment and made it easier for teams to work towards shared objectives. The updated OKR framework enhanced clarity and engagement, driving us closer to our strategic goals. It was a valuable lesson in how a well-aligned framework can drive success and deliver real results.
