One of my favorite advantages of Y Combinator is that thousands of YC veterans have specific advice for you. Sometimes, that advice isn't public. But this essay is one of the best, and anyone can read it. Paul Graham's "Do Things That Don't Scale" describes a common thread between almost every successful company. Here are a few of his examples: Recruiting - "You can't wait for users to come to you. You have to go out and get them." He describes Stripe (one of the most successful YC companies ever) not waiting to onboard users who wanted to sign up in the early days. If they agreed, one of the Collison brothers (the founders) would simply use their laptop to sign them up on the spot. Instead of being shy and lazy about it, they were bold. Initial fragility - "Almost all startups are initially fragile. Founders ... unconsciously judge larval startups by the standards of established ones." It's fine if reporters and juggernauts dismiss your startup, but dangerous if you start to dismiss or doubt your own. Delight your users - "Your first users should feel that signing up with you was one of the best choices they ever made." Wufoo (one of the early YC startups) sent each new user a hand-written thank you note. This is one of many ways you can delight them - try to make them TOO happy. Experience - "The feedback you get from engaging directly with your earliest users will be the best you ever get." Laser focus on an "insanely great" attention to users. He explains that the product doesn't have to be insanely great at the beginning, but the user's experience does. That means over-engaging, which is fine. It promotes a tight feedback loop. Fire - A narrow focus is critical. "It's like keeping a fire contained at first to get it really hot before adding more logs." Startups who build things for themselves ("I was so sick of experiencing X, so I created Y solution") will do this without even thinking about it. Manual - "There's a more extreme variant where you don't just use your software, but are your software." Essentially, do things manually that you would automate later. A feature doesn't have to be code complete if you can get away with it at the beginning. There are more in the article - I highly recommend reading it. But my main takeaway is the most successful companies didn't automate and scale every single action from Day One. In PG's words, "startups take off because the founders make them take off. There may be a handful that just grew by themselves, but usually it takes some sort of push to get them going." That usually means manually doing things that don't scale.

This is an interesting article from SaaStr sharing data from ICONIQ Capital about revenue per employee. “These are useful yardsticks for folks scaling: At less than $25m ARR, actually SaaS start-ups aren’t any more efficient than in 2017-2019, at $130,000 per employee / FTE. Although that’s still more efficient than the Boom Times. At $25m-$100m ARR, SaaS scale-ups are about 25% more efficient than they used to be, at $172,000 in revenue per employee / FTE. Time to get real at $25m ARR, apparently 😉 And at $100m+ ARR, they are 20% more efficient then they used to be, at $249,000 in revenue per employee. What a week this has been for innovative companies in Seattle (first Smartsheet and now OctoAI). Today NVIDIA made public the news that they have acquired Madrona portfolio company OctoAI. Partnering with the founders since Day 1 (ok Day -1) has been one of the greatest experiences of my life. Luis Ceze, Jared Roesch, Tianqi Chen, Jason Knight, Thierry Moreau and Carlos Guestrin were all involved in the research and insights that helped create the TVM open source technology at the University of Washington computer science school and then the creation of OctoAI back in 2019 to drive commercial impact with this technology. From sorting out the terms of the original "pre-seed" round over a bottle of Caymus Vineyards wine to helping Amazon Web Services (AWS) understand the dynamics around the open source movement in Applied AI to learning our way in to product-market fit with the BEST inference optimization service available (OctoAI can help customers find their optimal fit of performance, customization, and cost), OctoAI has been the best! The company has helped set the table for AI-driven innovation for the years ahead and they will be a perfect compliment to the many capabilities at Nvidia. Luis, his leadership team, the board (including Carlos Guestrin Lip-Bu Tan and Mike Dauber) and so many "friends of OctoAI" know what a motivated, talented and authentic group of people are associated with this company. It is inspiring to see an acquisition at a total deal value of over $250 million in this highly dynamic and fast-moving phase of AI disruption. It is even more exciting to anticipate what will be possible with innovations powered by AI models and related technologies in the years ahead. Madrona has been investing in Applied AI for over a decade and we truly believe that we are just getting started! One of the hardest judgement calls as an investor and board member is to assess the benefits and risks of selling a company at a key inflection point in the journey. Nvidia made a compelling case that the impact for the OctoAI team and technology would be maximized within the market leader for AI infrastructure. I will be rooting every day that they all maximize this impact in the months and years ahead!

Ross Haleliuk posted the fantastic article below. This is the world where I live day-to-day. At TechOperators, we invest mostly in early-stage cyber, but we do things a little differently, and we believe there are ways to invest successfully outside of pure Power Law math. The article argues that many security problems are too small for VC. I agree. I often try to convince bootstrapped founders not to raise venture because doing so can turn a successful, slow-growing bootstrapped company into a failed venture-backed company because, despite a large infusion of capital, it couldn't double every year. VC is not monolithic--not by stage, strategy, or style. Venture is often equated with "Tier 1 Venture". Ross argues that VC is not always great for early-stage cyber--and he is right. Bootstrapping AND VC work when incentives are aligned. Does it work for an early-stage VC with a <$200M fund to invest in several early companies at reasonable valuations, setting up the conditions for reasonable exits that pay off for both investors and founders? Yes. Does it work for $800M funds investing in seed stage at $100M+ valuations? Well, that depends! Power law says it does (for VC), but the unfortunate externality is that these rounds destroy companies and founder equity more often than not. There is a role for patient capital in this ecosystem to fuel successful companies that retain exit optionality as they scale--driving exit value for both founders and investors.

Let the wave begin! Pioneer Fund company Recall.ai *grew their revenue 10x* in the past year, has 300 enterprise customers, and just raised a $10M Series A led by Ridge Ventures. David Gu and Amanda Zhu dropped out of college at age 19 to start the company. They've grown it exponentially with a tiny team. They make it easy to build meeting bots that are cross-platform. They're aggregating all these different APIs into one unified API, the way Twilio did with cell phones. At first it "sounds" easy to build a meeting bot -- just integrate with the Zoom API. But in fact there's a huge long tail of things you need to build, security and privacy pitfalls, automations, transcription complexities, integrations, the calendar invites where someone is using Google Meet or Teams, staying up-to-date with the libraries, etc etc. Recall takes care of all of that. It's WAY easier to build on top of Recall.ai and focus on the features that make you unique. Congratulations to the Recall team!

I’m thrilled to be announcing that Notion Capital is leading the $15m Series A investment in Cogna today. In the industry, we like to think that software has been eating the world. But when you look at the data a better description would be more of a nibble. Depending on what source you look at the software industry represents between 5-8% of global GDP. Contrast that with the services industry that represents between 60-70% of GDP and worth around $25 trillion on a global basis. Most services have been out of reach for the software industry. They have either been too complex or too specialized for off the shelf software to access in any economically viable way. But that’s beginnning to change with GenAI leading to the emergence of ‘service as a software.’ Cogna is at the forefront of this opportunity - building precision software at scale and delivering huge productivity gains for traditional industries.
