The path from $1m - $50m ARR is a graveyard for sales leaders. The average tenure for CRO / VP of Sales is under 18 months. You almost never hear of the same sales leader leading a company from $1m to $50m+. Why is it so rare for sales leaders to level up as the company scales? The "$0 - $1m" sales leader struggles to get to $10m. The "$1m - $10m" sales leader struggles to get to $50m. And so on. You see so many examples of this across the B2B SaaS industry. Working in an early stage company is kinda like playing jazz. Everyone member of a jazz band has their speciality, but the music comes from how they improvise and push each other to play. As you scale, the company looks more like an orchestra than a jazz band. Each section of an orchestra is highly specialized. The music is structured to blend each section together to make a sound - a symphony. Sure, a jazz player can learn to play in an orchestra. But it is rare. In the same way, the $0-1m sales leader can learn to be the $10m or $50m leader. But this kind of personal growth is uncommon. It requires a level of self-awareness and a commitment to learning that most people don't have. I've heard this trait called "dynamic range" - the ability for a leader to improve their skills to match the stage of the company. When you have a leader on your team who shows dynamic range, invest in them. Give them the opportunity to learn how to play in an orchestra.

I was fortunate to spend a year in Dan Fougere's sales org at Medallia and learned at a rate I've never experienced at any other point in my career. Some of my key takeaways, which he also shares in this conversation. ➡️ A repeatable sales process/playbook is the foundation for scaling an Enterprise business. ➡️ The best Enterprise reps hone and maintain maniacal discipline around PG. They never let it fall off their calendar. ➡️ The most effective frontline managers spend more time coaching and supporting their team early in the sales process (i.e. Discovery & Evaluation) than they do in the later stages (i.e. Negotiation/Closing). Without explicit guidance from 2nd and 3rd line leaders, most tend to get this balance wrong. ➡️ Sales leaders (at all levels) have to be 'in it' with their teams i.e., involved in outbound prospecting, regularly speaking with customers, playing an active role in deals, being audible ready etc.. ➡️ One of your core responsibilities as a sales leader is to create a high performance environment where people feel like they are challenged, constantly learning, and being supported to achieve things they didn't think were possible (securing C-Level meetings via outbound PG, winning 8 figure deals, earning international career opportunities etc). As CS is getting increasingly aligned with the revenue function, this conversation is happening a lot... CRO: "I just took over customer success, can someone explain to me what our CSMs do?" VP CS: "We make sure that our customers are getting value from the product..." CRO: "OK, what does that mean?" VP CS: "We answer all of their questions and log support cases." CRO: "Isn't that support?" VP CS: "Well no, because we have QBRs" CRO: "OK, well what do we talk about in the QBRs?" Top Sellers aren't begging for specific features to beat competitors Or more training... what do they think will help drive more revenue?? 👀 See the report below for the real data 👀 Met with killer revenue leaders at Gong's annual conference last week and read their report on the "State of Sales Productivity" Similar to what we saw re: GTM Execution being a top priority for Founders / CEOs, this report shed light on top challenges impacting reps and hindering productivity... And it resonated. The least motivating thing when I was a seller? Wasting time OFF THE FIELD updating fields + busywork that didn't help my customers / prospects. I've yet to meet a successful seller who'd rather focus on internal tasks vs spending time moving deals forward... No surprised the top 3 areas that negatively impact rep productivity: 61% - Admin Tasks 47% - Inneficient processes 37% - Time management *Spending time on non-selling activities is de-motivating *BS internal processes slows down deals *Time is the most valuable asset to sellers / Opps (time does kill all deals) From spending time obsessed with making customers successful and being at the top of the leaderboard, I can tell you firsthand most GTM tools don't help with what frustrates the field the most. And is why I felt passionate enough to quit an amazing gig at Stripe to build Accord. To win in 2024's market, every moment counts. Revenue leaders can’t expect their team to be hit targets if they are not setting them up for success. Take the admin work out of it, and have fields populated automatically IN the flow of work. Build a repeatable playbook that is foolproof and can help leaders identify slipped deals, before they slip Make sure you team isn’t spinning their wheels on pipeline or activities that don’t move the needle. Are you making sure your team is motivated, focused on their customers, and setting them up for success going into the final weeks of the year and into 2025?? 📈

David’s S&M as a % of net new ARR is basically the same thing as net new CAC ratio and at 2.3x it’s running high. Even if you back out stock-based compensation (SBC) it’s still running above 2.0x. And these are best-in-class public companies. But despite historical comparisons is 2.0x too much to pay for a $1 of new ARR? It depends, mostly on expansion potential and stickiness. If paired with a high NRR, it works. If paired wtih a low GRR or a short CLT then it might well not. But, more than anything, make sure you look at it both ways — relative to past norms and relative to future value.

Improved ramp time for new reps by 40% Some CROs see the value and still want to wait for the “right time” (ie. after SKO, after year end) Other CROs like Brent Thurrell see the value and move fast knowing now is the only time. Public SaaS sales efficiency metrics continued to UNINSPIRE in Q1 Our focal point as always: How much Sales & Marketing dollars are spent to acquire $1 of Net New ARR This figure has exploded from ~$1.50 two years ago… to ~$2.30 last year. As for Q1?  More of the same!  Barely moved.. (The chart also shows the same metric removing Stock-Based Compensation from S&M – a better benchmark for privates, since SBC is ~0 for them.) Hey sales people, be careful with ‘Gong’ advice. Because you don’t work for Gong. Gong had 6 funding rounds. Each time millions of people heard about Gong. Branding Familiarity Your company probably doesn’t have that level of awareness. When Gong sales people engage most decision makers already know what they’re calling about. People with in the prospect have probably already had a discussion about Gong. Gong is a great company with great people.
