Gathering project requirements might seem straightforward, but it’s often overlooked or taken for granted. For anything tech-related (building websites, implementing a CMS, etc.), the most important thing to do when gathering requirements is to go to the level of detail required for a developer to build it. Here’s why. Staying at a high level is great when speaking to business folks. And it might get a nod of approval from the customer so that someone signs off on the project in the first place. But when the dev team starts to look at it, they will tell you that 50 critical tasks weren’t defined and that you’re missing details at every step. When that happens, you end up doing the project design twice, the project gets delayed, the budget runs low, and everything that can go wrong does go wrong. If you want to get it right the first time, it starts with the requirements-gathering phase. Everyone knows product tours are super valuable. But not everyone knows how to measure them. A recent Product Marketing Alliance blog from Grace Gupta put together 5 metrics you should be tracking. But before that, why are product tours so vital? Have a subpar product tour? That means you’ve got yourself a subpar onboarding process and, likely, a subpar customer experience. The onboarding process sets the tone for a customer's entire journey with your product. It's the critical first impression that can either pave the way for long-term success or lead to frustration, confusion, and ultimately, churn. Traditional onboarding methods, such as lengthy product documentation or generic tutorials, often fall short. The reason? This overly formal method of education fails to provide the personalized, contextual guidance that modern customers demand, resulting in a disjointed and underwhelming experience. When you think of product tours, you probably associate them with the introductory walkthroughs that greet you upon launching a new app or software. But product tours have the potential to be so much more than just a one-time onboarding experience. Some of the ways to unlock the full potential of your product's capabilities: → New feature updates → Promoting underused features → User re-engagement → Support and education → Milestones Some key metrics to consider include for your product tours: 1️⃣ Activation and engagement rates: Track how many users complete and engage with your product tours, as well as their subsequent actions and feature usage patterns. 2️⃣ Time-to-value: Measure the time it takes for users to experience their first "aha!" moment or achieve a specific goal after completing a product tour. A shorter time-to-value typically indicates more effective onboarding and guidance. 3️⃣ Feature adoption and usage: Monitor the adoption rates of specific features highlighted in your product tours, overall usage metrics, and user activity levels. 4️⃣ Customer satisfaction and net promoter score (NPS): Gather feedback and NPS scores from users who have completed your product tours to gauge their satisfaction levels and likelihood of recommending your product. 5️⃣ Support ticket reduction: Analyze the impact of product tours on support ticket volume and the types of questions or issues being raised, as effective tours should reduce the need for user support. Here's how you can avoid their same mistakes: 1️⃣ Target audience = people relevant to your product solution For vertical products, this might seem easy if you're providing 1 solution to 1 type of demographic. But if you've got a horizontal solution, this quickly becomes "we're something for everyone". Pro tip: even horizontal products have target audience focus 2️⃣ Once you have your target audience, it's time to break it down into bite-size segments Segments allow you to organize your target audience into categories Typically these categories are either industry Verticals or Departments [for example, Marketing teams might be a segment for Sprout Social whereas Carta bucket their segments by vertical such as Healthcare and Finance] 3️⃣ Once you have your segment buckets, it's time to break down personas Personas are individuals within your segment Bouncing off the examples above, you'd want to target a Social Media Manager inside a Marketing team for the Sprout Social product 4️⃣ Lastly, it's important to understand how these roles show up in User vs Buyer roles Perhaps the Marketing Director is the official buyer while the Social Media Manager is the champion and user Now, this is where things get fun... use your target audience framework to identify the buying process Social media managers might prefer to try your product and see results first before they go asking their boss for budget Perhaps this means a self-serve product would be beneficial in the buying cycle Has anyone else used a similar framework before?" -- 👋 P.S. Two things I’ve seen the best PMs do really well: 1. Creating hype: They get everyone in the organization excited about any initiative and align xfn teams. 2. Open-mindedness: They don’t get too attached to a specific idea. Instead, they take a step back, view things objectively, and obsessively gather feedback from as many people as possible. Kevin Anderson is one such awesome PM who has a genuine curiosity and infectious passion for Experimentation. A company’s product/technology org being called “EPD”, “PED” or some other acronym standing for "product, engineering, design" is a strong smell that the company is a political mess. If that org is called "R&D," it's a smell that means the company is run by finance/MBA people. Why finance, btw? "R&D" (research & development) is a legacy term — certain payroll/etc costs are tax deductible, based in the old-school manufacturing mindset that "product development" was just an investment or cost center, and not revenue-generating as it is in software.
