You're managing a software development team. How do you keep everyone on the same page?

Create and align on a single shared view that outlines the scope and intended outcome of work. While the teams may break this down into other private artefacts, having a shared view ensures we’re always working towards the same direction. Another crucially important aspect is to clearly state and align on the assumptions that have gone into defining the scope and in doing the immediate work. More often than not it’s misalignments on said assumptions that derail things at a later stage. The team also needs to spend time towards defining the right communication channels towards the involved stakeholders and other dependent teams. A lead then basically needs to ensure that the three things defined above always reflect the current state.

I absolutely agree. This is my personal approach to the development/problem solving. First and foremost clearly and confidently understand the product, requirement, end goal and other parameter no matter if you have to ask again and again. Second before development, write down the full problem using pen and diary. 50% of the problem is solved if you can clearly write down the problem. Lastly based on your experience brainstorm the architecture and approach.

I think that is very important to understand "why" we want to do something, "what problem" are we solving. Sometimes you need to understand the source of the problem to define a good project, a good scope, a roadmap. Remember also that if you do something, you can affect other teams in your company. In my experience, choosing the right methodology and tools summarizes everything you need to keep your team on the same page. Different team have different personality and requires different methodology and approach to drive your success. Using the right collaborative and technical tools for software development also go a long way.

Each team is a different world. There are not recipes for success, but there are a lot of tools to help you. I think that first you need to understand your team, how they like to work, what you need as a manager. And find the correct set of tools and methodology that will help you to have a high performance team.

In my experience working with startups, there’s often a tradeoff between adhering to established processes and rapid development. Startups sometimes sacrifice process in favor of cost-cutting or time efficiency. However, as a product or service grows and expands, they tend to adopt more structured processes and methodologies which at that time becomes hard. #Opinion -> Regardless of a startup’s stage, I believe that emphasizing a robust process is crucial.

Effective communication is essential, but it should not be mistaken for micromanagement. Here are some guidelines: For Juniors: Don’t hesitate to communicate with seniors. We all learn and grow from their experience. If you encounter any hurdles during development, share them openly with your senior. For Seniors/Managers: Regularly communicate progress. Check if juniors have any hesitations. Provide timely updates on last-minute changes to prevent panic among juniors." Remember, open communication fosters a healthy work environment! 🌟

Communications is key to keep everyone aligned, outside and inside the team. Depending on the project, you will need to adapt on how you will handle communication. Also is very good to always have time/space to learn, there is always room for improvement, and I think is a good practice to work with the team what can be done better, constant feedback is very important.

A common anti-pattern here is to look for a “one size fits all” solution. Communication channels and forums need to have a clear and specific purpose attached to them which then defines the audience in the forum. Communication should leverage both synchronous and asynchronous modes. Not everything needs a calendar invite and definitely don’t send messages into the void hoping they’re read and understood. Another aspect is to constantly review if we have the right participants and the right amount of participants. If a forum grows beyond a certain size, chances are there’s a different problem at play which needs us to revisit things.

In my experience, regular team meetings / checkup to discuss the advancement of the project and roadblocks always shape a good project communication dynamic. However identifying the best communication tool is the main challenge to keep everyone contribution easy and in one place.

Listen to your engineers. Dictating coding standards feels like a good use of your technical knowledge but you don’t want people to be unnecessarily burdened because they have to spend time fixing tabs and spaces. Focus on what’s going to make a difference and what is going to make your engineers’ lives easier than standards for the sake of standards. Conventions are almost always more effective than a huge list. Select a documentation tool that meets any compliance requirements you have while also enabling teams through easy navigation and structural reorganisation, integration with your other tools and plugins to provide more functionality when it’s needed.

Encouraging and creating a learning environment helps a lot because: 1. It keeps you up to date. 2. Creates positive momentum.

Provide space for your engineers to innovate and develop. The business will usually understand if you say “this is when we can deliver x” even if you have personal development time rolled into your sprints. The main reason I see for managers not providing this time is because they’re scared they can’t deliver on the timelines they’ve provided but if you make space for engineers and report timelines appropriately then the business will likely not care.

Celebration is one of the biggest glue that can hold the team. Celebration goes inline with the brain's design to move towards pleasure and creates a positive momentum.

Team Building Activities: Organize team-building activities to strengthen camaraderie. Celebrating achievement and success is part of team building and motivation. As it help bind the team together and encourage them to work towards achieving project goals.

Understand whether your engineers prefer public or private praise and what their ideal gifts are (this helps avoid things they definitely do not want) and make sure that when the team succeeds the business gives them praise as a team. Never give public individual praise until you are sure everyone involved is known and praised as well.
