It is a seasonal product bought generally during specific occasions. Zepto Blinkit Swiggy lapped up this opportunity and started selling this with the benefit of quick delivery. 📊 Is pricing the answer to fragmenting the UPI App market? 📊 📈💡NPCI has extended the 30% market cap deadline because the top 3 UPI apps have ~92% market share. Phonepe, Paytm & Gpay capitalized on the early mover advantage. New apps don’t have incentives to compete for UPI volumes because it is a “free product.” And while this was why it grew, it has now also hindered entry of new players ✅ Global real time payment (RTP) equivalents are usually free for the customer while merchants are charged. Ex: 🇧🇷 Pix: Merchant: 0.22 - 0.3% / txn, free for user 🇨🇭 Twint: Merchant:1.3% / txn, free for user 🇵🇱 Blik: Merchant: $0.1 - $0.75 / txn, free for user 🇸🇪 Swish: Merchant: $0.09 / txn, free for user 🇸🇬 PayNow: Merchant: 1.3% / txn, free for user 📈💡 If we want to keep RTP free for the end user, the constraint is free P2P payments. Only P2M can be charged. Is that feasible? Let’s look at the data: 📌 UPI Value (in Cr): From April ‘23 to ‘24, grew by 39.6%. P2P grew from 10L Cr to 14L Cr, at ~32% growth YoY. And P2M grew from 3.2 L Cr to 5.3 L Cr, at~65% YoY. 📌 UPI Volume (in B txn): From April ‘23 to April ‘24 UPI volume grew by 62%. P2P grew from 3.8B to 4.9B, at YoY 29%. P2M grew from 5B to 8.3B at YoY 65%. And proportionally: 📌 April ‘24 Value: Total: INR 19L Cr, P2P: 72.97%, P2M: 27.03% 📌 April ‘24 Volume: Total: 13.3B, P2P: 37.5%, P2M: 62.5% ✅ The constraint of only being able to price P2M transactions is not a blocker, P2M seems to have significant volumes. But that’s the overall P2M market: There is a big segment that falls within P2PM (unorganized merchants), that NPCI will not charge 📈💡Let’s assume that P2PM majorly consists of low value transactions of AoV less than Rs 2000. If we look at AoV > 2000 bucket of P2M transactions, this constitutes for 4.50% of txn numbers, and 68.36% of P2M txn value. ✅ So even excluding P2PM this still leaves a significant~68% of P2M monthly value or 4.5% of P2M txns that can be monetized So what’s the ideal pricing model? ❗Well, the cost of a UPI transaction is ~Rs 0.4. At 13.3B UPI txns that is a monthly cost of Rs 532 Cr. Which is Rs 6384 Cr per annum to maintain the UPI ecosystem! The pricing needs to generate atleast this much❗ 1️⃣ Option 1: Fixed fee / txn: If only AoV > Rs 2000 txns are charged, then to break-even, the fee per txn needs to be Rs 15, which is high. If ALL the P2M txns are charged, then a per txn cost of Rs 0.67 would be enough to break-even. But the P2PM merchant would be impacted 2️⃣ Option 2: % of txn value: If only AoV > Rs 2000 txns are charged, then the break-even fee is 0.15%. If the total P2M value is charged, the fee needs to be 0.10%. Seems to make more sense But even if pricing comes, while it incentivizes new apps it also incentivizes incumbents to keep their market share. Sometimes, serendipity plays a crucial role in shaping what problems we pick to solve, especially at pre PMF startups. A few months ago, a friend building an RMG from India shared two challenges. One of them was in performance marketing that he was uploading a lot of creatives and wanted suggestions for new ones based on previous learnings. At the time, we were focused on something else and didn’t have time to dive in. Later, the idea we were pursuing didn’t work out, but another agency mentioned the same challenge. So, we decided to take a day to figure out a solution. I manually gathered data from videos, putting it into an Excel sheet to run a correlation analysis. At first, I didn’t realize Google AI Studio could read videos, so I used OpenAI to analyze the video frame by frame, and it worked surprisingly well. Through some YouTube tutorials, I discovered AI Studio could do it even better and with an API. That made everything fall into place smoothly. In the video below, you’ll see this analysis for Subway Arabia. We did this as a way to showcase our work via a friend who works at Subway MENA (Middle East and North Africa), hoping to present it to them. This wasn’t an official collaboration, but the data was publicly available, so we scraped and used it. There’s definitely a bigger picture at play here, where the broader ecosystem—whether it’s the companies themselves or the enablers and investors—often focus on short-term targets, sometimes at the cost of long-term strategic thinking. This is especially true when the pressures of scaling quickly or meeting quarterly results are intense. However, it’s encouraging to see the shift happening in the Indian startup ecosystem, especially with the recent government initiatives that aim to foster innovation and create a strong product-driven economy. The goal of making India a “true product nation” is crucial because, ultimately, it’s the companies that innovate and create valuable products, rather than just services, that can lead to sustainable growth and global recognition. With more long-term focus, the mindset towards “product-first” thinking will definitely start to evolve. It’s exciting to see this transition, but as mentioned by Harish Wadhwa sir, patience and boldness are key. We need stakeholders—both within companies and in the supporting ecosystem—to embrace that change, support innovation, and allow space for those long-term bets to materialize. Story of apna :Job Platform. There is financial engineering, bad idea and senseless funding. What's the worse? After knocking on Hundreds of Investors doors I have realised that our VC ecosystem is dangerous to the Indian Start up bubble. Imagine how the conversation of Apna founder must have gone. Apna: I have this crazy idea. Apna toh life ban Jaayega. VC: Hmm. Tell me. Apna: I want to build LI for blue collar jobs. VC: Okay. But that's not what I wanted to know. What's your background? Studied from where? Where did you work? Apna: I worked at Apple & Intel, completed MBA from Stanford, previously founded Cruxbot (acquired by Kno Inc, Intel) and Incone Technologies (hydropower automation co). VC: That's marvelous. What's market size? Apna: LI has abt 500 million, now considering a world with population of 6 billion 4 billion + are working. So at the very least 2 billion. VC: Oh that sounds nice. Even if you make 1 dollar on every person, you will end up with 2 billion. I like how green you are 💚 Apna: Does that mean you will invest? VC: Ofcourse. It helps that I know your friend who worked with you. Apna: Let the Games begin Then comes financial engineering. I wont accuse Apna because as long as law allows it, they are free to show their finances in whatever way they want. If Investors didn't know this, I would be surprised. When these "Blue chip" founders (Great college, great companies) as one investor told me fails, people dismiss it as these guys start with ideas which are based on solid ground research & Initial feedback. That's how investing is & thus the tradition of loss making yet highly valued companies persist. On the flip side, Imagine how Apna could have worked. * Create a network of all small retail local HR placement agencies. There are multiple of those across India. City by city onboard these guys on your platform and provide tools to upskill this force. * Online you will start marketing like apna has marketed so far and could have got another set of people ready. * Next, you go to corporates and tell them we will upgrade local candidates. You build a virtuous cycle as well as on ground presence. And the best part is doing all this wouldn't need 900 crores but just 90 crores. HR agencies want to make money, Corporates want easy access to resources, candidates want job and Apna wants reach. But Alas; Nirmit Parikh, founder and CEO of Apna, the blue-collared jobs platform India's youngest billion-dollar startup amid Covid-19. A elite heavy, elite favoring VC ecosystem that operates like a Frat Club will ultimately take it's toll on the health of Indian Startup Ecosystem with mediocrity emboldened and talent ignored. While you and I might question some of their methods, we're simultaneously enjoying the convenience of having anything and everything delivered to our doorstep. Behind this convenience are countless delivery partners who brave extreme weather, navigate through difficult traffic, and maintain a smile despite the challenges. I am really grateful for that. It helped especially in COVID. The possibilities in this sector seem endless, and I'm certain their product teams are working tirelessly to expand them further. Recently, I watched "Zwigato," a film starring Kapil Sharma that portrays an amalgamation of existing food and delivery apps. It revealed the behind-the-scenes struggles of delivery partners. It's truly heartbreaking to see these workers constantly on their toes, being fined for circumstances beyond their control, and having their earnings reduced due to negative reviews and more. However, consider the flip side: Without SOPs and rules, if delivery partners could stay offline for hours or days according to their whims, would these apps be able to maintain the discipline they promise? Yes, they're building tech companies, and yes, they're enforcing discipline. Could they be more humane about it? Absolutely – even if it means lower profits. In today's distracted world, with its diminishing attention spans and readily available sources of dopamine, the discipline to show up consistently has become invaluable.
