Hosting Effective and Productive Senior Leadership Team (SLT) Meetings

The new school year starts soon, and you and I know that meetings will take place, as usual. That is because leading a school involves a myriad of responsibilities, and one of the key aspects of effective school management is hosting productive Senior Leadership Team (SLT) meetings. These meetings are important for aligning the team’s goals, strategizing, and addressing any issues that may arise. But you and I know that meetings can often feel like a chore if not managed well. So, how can you ensure that your SLT meetings are both effective and productive?

I hope the following some tips will help you get the most out of these essential gatherings.

1. Set Clear Objectives

The first step to a productive meeting is having a clear purpose. Each SLT meeting should have specific objectives that are communicated to all participants beforehand.

Define the Purpose: Ask yourself, what do we need to achieve in this meeting? Make sure everyone knows what the main focus will be. Is it planning for the upcoming term, discussing budget allocations, or addressing staff or student concerns?

Agenda: Create a detailed agenda and share it with your team at least a day or a few days before the meeting. This allows everyone to come prepared and stay focused on the topics at hand. Few things are as terrible as your team members showing up for a meeting with nothing to contribute except to nod.

Objectives: Clearly outline the meeting’s goals at the top of the agenda. This helps keep the discussion on track and ensures that important issues are addressed. If this is not done, you might find yourself getting into other issues which might end up taking your time. And you might end up not addressing the major issues for which the meeting was intended. I can bet this has happened to you several times. Or hasn't it?

2. Time Management

Time is a valuable resource, and it’s easy for meetings to run longer than expected. Effective time management is important to keep meetings productive and respectful of everyone’s schedules.

Start and End on Time: Punctuality sets the tone for the meeting. Starting and ending on time shows respect for everyone’s time and helps maintain a professional atmosphere. Do not keep your team waiting for you; that's not how to be a good leader.

Set a Time Limit: Allocate specific time slots for each agenda item. This helps prevent any single topic from dominating the discussion.

Timekeeper: Assign a timekeeper to monitor the clock and ensure the meeting stays on schedule. This person can gently remind participants when it’s time to move on to the next topic. If you don't do this, you'll keep going on and on. However, do not rush each person as he or she speaks, so that there's a balance to your timekeeping.

3. Foster Open Communication

A productive SLT meeting relies on open, honest, and respectful communication. Encourage all team members to share their thoughts and ideas. Everyone must be an active participant.

Create a Safe Environment: Ensure that everyone feels comfortable speaking up. A safe and inclusive environment encourages diverse perspectives and leads to more comprehensive decision-making. It's the reason there's a meeting in the first place. Everyone's perspective matters, or might as well stay in your office, take the decisions, and pass the directives to them. That would be autocratic.

Ground Rules: Establish ground rules for the meeting, such as no interrupting, and that everyone should be respectful of different viewpoints.

Active Listening: Practice active listening by acknowledging and validating each speaker’s contributions. This helps build trust and fosters a collaborative atmosphere.

4. Use Technology Wisely

In the times we're in, technology can significantly enhance the efficiency and productivity of your meetings.

Leverage Meeting Tools: Utilize tools that can help streamline the meeting process and enhance collaboration.

Video Conferencing: For teams that are not always in the same location, tools like Zoom, Google Meet or Microsoft Teams can facilitate effective communication.

Collaborative Platforms: Use platforms like Google Drive, Dropbox, or Microsoft OneNote for real-time collaboration on documents and notes. This could be before and after the meeting.

Track action items and ensure accountability. You could use a WhatsApp group for your team to follow up on who has done what.

5. Encourage Participation

An effective meeting is one where everyone actively participates. Encourage all team members to contribute to the discussion and share their insights. It's not a one-man show just because you're leading the team.

Rotate Roles: Assign different roles to team members for each meeting, such as note-taker, timekeeper, or facilitator. This not only encourages participation but also helps develop leadership skills within the team.

The facilitator guides the discussion and ensures that the meeting stays on track. The note-taker records key points, decisions, and action items, and sends them to everyone after the meeting. These notes are essential for follow-up and accountability.

6. Focus on Solutions

While it’s important to discuss challenges and issues, the primary focus should be on finding solutions. Encourage a problem-solving mindset during your SLT meetings.

Drive the conversation towards actionable solutions rather than dwelling on problems.

So, allocate time for brainstorming solutions to specific challenges. Encourage creative thinking and consider all suggestions.

Ensure that decisions are made during the meeting, and assign clear action items with deadlines. This helps move from discussion to implementation.

If you agree with me, there are usually too many meetings with no implementation. That's a waste of your precious time.

7. Follow Up

The work doesn’t end when the meeting is over. Follow-up is crucial to ensure that decisions are implemented and progress is tracked.

Clear Action Items: Make sure that every action item is clearly defined, with assigned responsibilities and deadlines.

Meeting Minutes: Distribute meeting minutes promptly, highlighting key decisions, action items, and who is responsible for doing what.

Check-ins: Schedule follow-up check-ins to review progress on action items and address any roadblocks.

8. Continuous Improvement

Effective SLT meetings require continuous improvement. Regularly assess the effectiveness of your meetings and make adjustments as needed.

Gather Feedback: Solicit feedback from your team on what’s working well and what could be improved.

Post-Meeting Surveys: Use short surveys to gather feedback on the meeting’s structure, content, and overall effectiveness.

Open Discussions: Dedicate a few minutes at the end of each meeting to discuss what went well and what could be improved.

Adapt and Evolve: Be willing to adapt your meeting strategies based on feedback and changing needs. This flexibility ensures that your SLT meetings remain relevant and productive.

Review and Adjust: Regularly review the meeting format, agenda, and processes. Make adjustments as needed to enhance efficiency and effectiveness.

Stay Informed: Keep up with best practices and new tools that can help improve your meetings.

9. Personalizing Your Approach

Every school and leadership team is unique. Tailor your approach to fit the specific needs and dynamics of your team.

Know Your Team: Understand the strengths, weaknesses, and preferences of your team members. This knowledge can help you facilitate more effective and engaging meetings.

Strengths and Weaknesses: Leverage the strengths of your team members and provide support where needed.

Preferences: Be mindful of individual preferences for communication and collaboration. Adjust your approach to ensure everyone is comfortable and engaged.

Flexibility and Adaptability: Be flexible and willing to adapt your meeting strategies as needed. What works for one team might not work for another.

Trial and Error: Don’t be afraid to try new approaches and see what works best for your team.

Continuous Learning: Stay open to learning and improving your meeting management skills.
