Reference checks are a waste of time. Most managers do them wrong. And miss out on important insights. Here's how to make reference checks actually useful: 1. Ask about blindspots Don't waste time on generic questions. Go straight for the candidate's weaknesses. This tells you exactly what to coach them on if hired. --- 2. Evaluate the reference Smart people surround themselves with smart people. If the reference seems dull, it's a red flag about the candidate. --- 3. Keep it brief You only need 10 minutes max. Any longer, and you're just fishing for compliments. --- Remember: The goal isn't to confirm your decision. It's to gather new, actionable information.
