We work with a multitude of stakeholders all the time. Often, they are members of our team, but more often than not, we have clients, collaboration partners and bosses or boards who are our stakeholders. Knowing who are our key stakeholders can help provide focus on getting a handle on priorities. A company often has their clients as the key stakeholders. However, the key stakeholder for many enterprises that market their services may actually be their employees and client-facing staff. In a similar way, the key stakeholder for charities and not-for-profit organisations, may be their donors more than their beneficiaries. It is essential to listen carefully to the wants and needs of these key stakeholders. Executives who are new to a company often embark on listening tours with employees and customers to get their perspective on issues and opportunities. When Lou Gerstner was made CEO to turn around IBM in the 1990s, he did just that. IBM’s key stakeholder were their clients. To understand the wants and needs of IBM’s clients, Gerstner embarked on a listening tour by enlisting his salesforce through a campaign he called ‘Operation Bear Hug’. He gave managers three months to meet with customers, asking about issues they were grappling with and how IBM could help. Managers then had to recap the conversations in memos. Gerstner also called customers on his own every day. For himself, he identified his key stakeholder as his own staff and he “bear-hugged” employees. He toured IBM’s offices and sites, hosting gatherings to share updates, test ideas, and tackle concerns. He held 90-minute unscripted Q&A sessions with the staff, talking to 20,000 workers directly. It was an important step in the strategy-making process, enabling the executive team to build plans to make IBM relevant and competitive again. Through understanding his key stakeholder’s wants and needs, Lou Gerstner was able to turn around a near bankrupt IBM to what it is today. Operation Bear Hug not only helped them understand the wants and needs of their clients, it allowed them to be an influence on them. It also led to an even larger shift in IBM’s culture, transforming the company from an inwardly focused bureaucracy to a market-driven innovator. Empathising with the people you need to persuade to purchase your product or services, or to donate to your organisation’s cause, or to work hard on your behalf gives you better strategies. It raises their trust in you and increases your influence on them. And when you empathise with your key stakeholders, you are on your way to building real, lasting relationships with them.
