Two days. No phones. No laptops. No distractions. That's how real annual planning gets done. Most leadership teams try to squeeze planning between daily operations. Big mistake. Here's why getting away from the business is crucial for annual planning: 1. Clear headspace = Better decisions When you're responding to emails, you're working IN the business, When you're planning strategy, you're working ON the business - You can't do both simultaneously. 2. Data driven goals vs wishful thinking Look at historical performance to helps set achievable targets Break down a 3 year vision into a 1 year plan and quarterly milestones to help keep you grounded 3. Team alignment is everything, everyone in the business needs to understand: • Core values driving decisions • 3 year vision • 1 year targets • Quarterly goals • Who owns what We use the EOS framework, we: ✅ Set clear, measurable goals ✅ Align resources with priorities ✅ Create accountability ✅ Track progress systematically If you're not taking dedicated time away for annual planning, you're just scratching the surface. I'm really enjoying the EOS framework. While not dramatically different from much of the Lean Strategic Planning I've participated in, having been with several manufacturing companies, it puts a nice, tighter simplicity around it.
