Companies like Zendesk, Intercom, and Forethought are shifting to outcome-based pricing, charging only when AI autonomously resolves issues. I've been investing in AI for over a decade. The shift to outcome-based pricing in enterprise software is a seismic change. As I told Jon Victor at The Information, software companies now face a critical decision: Does a company decide to change business models at the expense of losing revenue? It's a necessary risk. With cheap access to LLMs, businesses can build their own enterprise apps. Adapt or die. Why this pricing shift matters: → Vendor success ties directly to customer outcomes → Short-term revenue risks enable long-term market expansion → Industry faces widespread pressure to demonstrate measurable value Pitching AI-powered automation software as a clear cost-reduction tool could ultimately lead to greater revenue for vendors. Converting PoCs to Contracts - A Lesson in Difficult Conversations Like going from dating to co-habitating, moving your first customer from pilot to contract is a Big Leap moment for early stage startups. Waiting too long to have the conversation is the most common mistake. You are afraid of rejection, so you never learn if your product is making life easier for your customer, let alone how much they will pay. The truth is, once your pilot is launched, you can't be too early in discussing what it will take to move to a contract. I just got off the phone with a startup CEO who told of countless meetings, waiving integration fees, hiring a dedicated employee and more all to get their first customer live. After several revised timelines and a reorg, the engagement was going sideways until he said "We can't do this for free anymore. We need to move to contract or we are done here." At first, the customer balked. But once they assessed the situation and realized how crucial the software was, they changed their mind. The startup is now on track to sign their first big deal. That wouldn't have happened without a difficult conversation. Early stage startups are fragile. Moving from pilot to contract is the first real test of so many things - your product value, your customer success, and the real competition. Unless you test your relationship by taking the leap, you'll never figure out if you've got something real.

Ever wondered how fine-tuning impacts the safety of your LLMs and applications? Find out below... I have been having a lot of conversations with folks who are building with LLMs, and one of the most common topics that comes up is the impact of fine-tuning on the safety and security of an LLM. Sometimes it comes up as a question and sometimes as a myth that fine-tuning makes my model "more secure" because it will only answer based on the fine-tuning data set. We at SydeLabs will soon be publishing a more detailed report around this, but here is a very quick experiment we did with one of the most popular LLMs. We fine-tuned it on a fairly small dataset (~1000 rows of data). The data involved simple questions and answers with no toxic or unsafe content. Here are the results of the responses we got for a question before and after fine-tuning the model.

If someone says their "data is integrated with AI," it ironically means a RAG chatbot behind a vector database 90% of the time. The real deal is - You cannot rely on RAG to get aggregative insights from a large corpus of unstructured data. RAG is for point-wise data access. - You need to bring unstructured data closer to the data team. Most are in some random S3 that your data team has no access to. - You need to enable your data team to do quantitative data analytics on unstructured data with LLM, not letting them build one chatbot after another. 🛑 Stop investing in chatbots; invest in quantitative unstructured data analytics. #dataanalytics #dataengineering

Shreyas Doshi on annual planning: We sped 6 weeks planning. We go into January super excited! And then, inevitably, the first week of February, 3 key client features come up and, by the end of Q1, the plan is completely thrown out. So then, I ask “well, why are we doing planning for 6 weeks?” And someone really smart says something like “the plan is useless, but the act of planning is powerful”. And everyone nods their head because it sounds smart but no one has a clue what it means. YES 😂😂😂 The solution: spent 3 days refining a simple, clear product strategy. Everything that comes up can run through that filter. If it’s not aligned, don’t do it. If it is, consider prioritizing it. The result: You stay fluid & dynamic without sacrificing your north star.

As an early stage founder, you want two things from any solution (tool/person): 1. Peace of Mind that the problem is getting handled -- often in an ambiguous & broad problem space where the requirements are ill defined & subject to evolve 2. Cost-effectiveness given tight runway #1 is *far* more important than #2 -- most of the time you optimize for cost-effectiveness over peace of mind, you end up paying more and getting worse results.
