Reality Engagement —— I started PHX Ventures because I want to help founders in Arizona build high-growth software companies that achieve venture scale. I can handle the good, bad, and ugly of company building. I’ve lived it. I can handle losing money. I don’t like it, but I can handle it. I can handle bad news and disappointment. Company building is a roller coaster. I can handle a changing market and new competitors. Market opportunity and market dynamism go hand in hand. I can handle co-founder breakups and key team member departures. It’s not great but it’s fairly normal. I can handle bad quarters and product problems. Stuff happens in startups. What I can’t handle is a lack of engagement with reality. Willful ignorance or disregard for data won’t make your business better. If the math of your business is telling you something is broken then it means something is broken. Let’s just fix it. And let’s fix it right now. Let's at least try. I love optimism. But I love realism even more. Broken things tend not to fix themselves. In my experience, the best founders have the highest engagement with reality. I’ve had some thought provoking discussions with #founders, investors and fellow advisors recently on #marketing efficiency, channel mix, measurement and incrementality. As someone who’s recently transitioned from leading in enterprise environments (Google) to advising scrappier setups, I know it’s not easy. Be that as it may, here are a few observations & rules of thumb worth considering: 1️⃣𝗔𝗽𝗽𝗿𝗼𝗮𝗰𝗵 & 𝗠𝗶𝗻𝗱𝘀𝗲𝘁: ✔️Spend more time on decisions where implications cascade down vs. silo-ed ones that have less surface area impact. ✔️Therefore, when it comes to high-level channel strategy (or that eternal brand vs performance question), it's better to be directionally on track vs. obsessing with precision at a narrower level. ✔️There is no silver bullet that will solve everything overnight. Yes, some channels could give you clear signs of success early on, others give you a proxy or lagging indicator. That has no bearing on effectiveness. 2️⃣𝗖𝘂𝘀𝘁𝗼𝗺𝗲𝗿 𝗔𝗰𝗾𝘂𝗶𝘀𝗶𝘁𝗶𝗼𝗻 𝗖𝗼𝘀𝘁 (𝗖𝗔𝗖): ✔️I’m not sure how many founders or investors truly understand 'demand creation’ vs. 'demand capture’ or how to evaluate certain channels over a longer time frame. ✔️The oft quoted #CAC metric is, more often than not, a garbage in - garbage out situation. It’s the easiest metric to game in the short term. 3️⃣𝗠𝗲𝗮𝘀𝘂𝗿𝗲𝗺𝗲𝗻𝘁 (+ 𝗜𝗻𝗰𝗿𝗲𝗺𝗲𝗻𝘁𝗮𝗹𝗶𝘁𝘆) 𝗳𝗼𝗿 #𝘀𝘁𝗮𝗿𝘁𝘂𝗽𝘀: ✔️You could argue that at an early stage, any marketing is likely to be more 'incremental’ than not. I agree that the benefit of better measurement (better channel allocation & forecasting) should be > the cost to implement it (analytics resources, dashboards). ✔️However, when you expand to 3+ channels, it is worth knowing what channel is in the driving seat [causing your car to move] vs. tagging along [pun intended] for the ride. ✔️It’s interesting that MMMs, the stalwarts of econometric measurement, are witnessing a comeback as marketers look for a future-proof solution in light of cookie deprecation and cross-channel tracking issues. There’s likely to be more innovation here courtesy LLMs, particularly solutions that are open source, lightweight or more actionable. ✔️ While modelling & experiments are the collective holy grail, there are tactics that can improve the chances of your marketing being more incremental as you scale. a) If you’re running acquisition campaigns, exclude your existing customers from being targeted with paid ads. Sounds basic, but this often gets overlooked. b) Avoid over-indexing on brand SEM or retargeting campaigns. The last click ROI may look great, but you’re just using paid ads for use cases that your owned touch points should address efficiently.

With $685M in LTM revenue and 24% YoY growth, it’s clear the company has carved out a significant niche in the market. However, their -$183M net loss and growth rate bring challenges. By SaaS standards, ServiceTitan falls short of the Rule of 40—a key metric combining revenue growth and profit margin to evaluate efficiency and scalability. Yesterday, I ran a GTMsession for GTMfund portfolio company founders and their executive teams with the brand and content marketing legend, Udi Ledergor 🏳‍🌈. (🤔 GTM what now? GTMfund… GTMnow…) Yes, we have more words attached to the acronym GTM, though not widely talked about since they’re internal. GTMsessions are monthly private digital live sessions on various go-to-market topics, led by an executive operator who is an expert in the field. They’re available to GTMfund portfolio companies and their executive teams. Being closed-door and not open to the public, these sessions allow any and all questions to be comfortably asked, the conversation tailored to be hyper-specific to startups and their current concerns, questions, etc. We didn't even get through half of the moderated points that I had prepared because the questions for Udi just kept rolling in (a good thing, that's the point of these sessions). Udi dropped some 🔥 insights that we’ll share more on later, but for now, Stan Rymkiewicz nailed summarizing key takeaways on how Gong thinks about content creation and distribution that I've dropped in the comments. One key pain point discussed in the session was the challenge of keeping up with the ever-changing landscape of content marketing. It often feels like by the time one strategy is implemented, its effectiveness has already diminished. So, what’s next? How do you stay ahead of the curve? We recently had an opportunity to gather with finance leaders based in Utah, all the way from public company CFOs to finance leaders of fast growing Series A-stage startups. It was a great discussion with a great group. A couple things stood out for me from the discussion: 🤖 A handful of these leaders mentioned that they are starting to see some tangible productivity gains from the AI in their organizations, mainly around developer productivity and getting more done with less. It still felt early, but interesting to hear anecdotes of the promise of AI being realized. ✂️ On behalf of our portfolio companies, we asked what it takes takes to sell software into their organizations given the current economic environment. Their feedback confirmed a lot of what we were hearing from our B2B portfolio companies: ▪️They are looking to consolidate vendors, it's very unlikely (if not impossible) they would approve a net new vendor unless it is replacing another tool/service they can cut from the budget ▪️ROI is extremely important. They are looking for tangible evidence that the tool will drive revenue and/or reduce costs. ▪️The mentality of "everyone gets a seat" is over. They are looking for justification for why certain teams and individuals should get a license. ▪️ They are approving every purchase. Just assume the CFO is a part of the buying committee even if it isn't obvious. Bring the CFO in early to the buying process and arm the internal champion with the ROI case along the way. Really grateful for this group for gathering and sharing their insights!

A few weeks ago, I was sitting on a panel at Denver Startup Week with some bad@$$ women founders (Ariana F., Kristin Taylor, Amy Beckley PhD, Kate Bailey, MBA with TARRA, LLC, Lizelle van Vuuren, Arezou Zarafshan, and Bryn Carter with What She Said Inc.) Someone threw out the million-dollar question: "How do you deal with the constant rejection when starting a business?"   I almost laugh-snorted. Because it’s true. “Dealing with rejection" might as well be in every founder's job description, right next to "professional pitch deck reversion-er.” 🤓   But then it hit me. I've got a story for this.   My sister invested in my company. My sister – who is obligated to listen to me talk endlessly about my company but NOT to support it financially! It was a moment of validation I'll never forget. Yet, to my surprise, she never signed up for an account with our product.   Cue the sad trombone. 🎺   At first, my brain went full DEFCON 1. "But... but... she LOVES me! How could she betray me like this?" (Slight exaggeration for effect.)   But then I had my lightbulb moment.   99% of rejection isn't actually about me or my product. It's about timing, fit, and circumstances often beyond my control.   Let's break it down further: 💡Not everyone, even supporters, will be your ideal customer. My sister's not actually my ICP. 💡Support can show up in various ways beyond product usage. Hers simply isn't measured by her Partytrick app usage. 💡Personal relationships and business decisions often operate in separate spheres.   Now, let's apply this to the wider, wilder world of startup life: ❓Are your emails getting ghosted? Unanswered emails can indicate a million things, including an overwhelmed recipient, not just their disinterest. ❓Passed-over pitch? This could be due to internal investor factors you're not privy to. ❓Investor declined on your funding round? They might be restructuring their portfolio or focusing on a different industry this quarter.   You get my drift – we don’t know what we don’t know, and there’s no point sweating it. I read a great quote somewhere recently that said, “worrying is just worshipping the problem.” No thanks. We entrepreneurs have to be solution-oriented!   So here's my challenge to you, my fellow guinea pigs in life: Next time rejection hits (and let's face it, it probably did while you were reading this), try PEP!: 1 - Pause. Take a deep breath. 2 - Acknowledge that there are forces beyond your control, and it’s probably not personal. 3 - Parse out the actionable insights (what can you learn from the rejection), then move forward decisively.   Why am I sharing this? Because the "Ouch, that hurt, WTF am I doing with my life?" feeling is universal. But by viewing rejection through this lens, we can maintain our drive and focus on continual improvement, rather than getting derailed by perceived setbacks. #entrepreneurship #rejection #insights #solutions

DeepCast shipped a number of really cool new features recently in advance of a broad outreach push to podcast listeners. One new feature is our new Daily DeepDigest tool that sends you a concise daily email including any new episodes from the trailing 24 hours from any podcasts you Subscribe to (on DeepCast). Think daily podcast cliff notes or podcast news ticker tape, with a hint of Morning Brew various brews or PitchBook News—it's increasing information throughput when you're pressed for time. And this feature is rapidly evolving to distill other key extractions from shows you're already interested in, but also exposing you to other shows you might be unfamiliar with that also have nuggets to share—and thus increasing your aperture yet still conscious of your time. Want to go deeper on any given episode? Click the episode detail and you're off to an episode on DeepCast, where you can subsequently read a longer form distillation of that episode or go straight to the source and listen to the episode. Cap Table guidance from Cake Equity and my former colleague Chris Hoffmann, ECA 🚀🧢 VALUATION & EQUITY MANAGEMENT: Companies should aim for balanced equity plans that are fair yet practical, involving vesting schedules to ensure employees earn their shares. Giving employees sufficient time to exercise options post-vesting can also prevent punitive exercise costs. This approach encourages loyalty and values employee contributions without overwhelming the cap table. HIGH ADMIN DEMAND IN LATER STAGES: In growth phases, especially Series C and D, managing cap tables becomes complex, with frequent hires, exits, and equity grants. Software platforms (e.g., Cake) are essential to keep cap tables organized, as manual systems like Excel can't handle the volume and complexity efficiently. IMPORTANCE OF DAILY & MONTHLY AUDITS: Regular audits are crucial to keep track of terminations, new grants, and board consents. Errors in terminations and grants can lead to costly issues during audits, financial reporting, or funding rounds. SECONDARY TRANSACTIONS & LIQUIDITY OPTIONS: Allowing limited liquidity for employees and early investors, such as through tender offers or company-facilitated secondary transactions, is valuable. These mechanisms offer flexibility without requiring a full exit or IPO, which has become less common due to the IPO market slowdown. CAP TABLE ERRORS CAN BE COSTLY: Historical errors in cap tables can create major headaches. Two examples highlight this:    - In one case, a series D company had to spend $100,000 to $150,000 on cap table corrections, which delayed planned transactions by six months.   - Another company had converted multiple financing rounds incorrectly, requiring a year and a half of back-and-forth with attorneys and investors to correct the errors. These situations emphasize the need to organize and verify cap table data from the outset to avoid costly fixes later. RECOMMENDATIONS FOR FOUNDERS: Early-stage companies should seek expert help in setting up and maintaining cap tables, even if through fractional CFOs or specialized attorneys. Organizing all equity-related documents digitally, using reliable software, and conducting regular audits can save time, money, and stress in the long run.

RevOps under the CFO? PROBLEM: RevOps should be solving for seamless alignment across Sales, Marketing, and Customer Success to optimize rev generation, drive efficiency, and deliver predictable, scalable growth. BACKGROUND: I've seen RevOps under both Sales and Marketing. Neither seemed optimal (as both have a functional bias), so at Base64 we placed RevOps under the CFO / Head of Finance. WHY THE CFO: 1) COMPANY HEALTH & ALIGNMENT: Modern AI / SaaS CFO’s have evolved from accounting leaders to strategic architects of company health. I work very closely with my CFO to optimize the entire revenue lifecycle...balancing growth with efficiency...unlike Sales, where I primarily focus on quarterly new license bookings and renewal targets, or Marketing where I primarily focus on top-of-funnel demand gen, positioning and brand equity. 2) DATA-DRIVEN OPTIMIZATION: RevOps thrives on cross-departmental data, and I work with my CFO to integrate insights to minimize inefficiencies and maximize ROI for the company and within each function. 3) LONG-TERM VALUE CREATION FOCUS: While Sales and Marketing prioritize short-term wins (absolutely critical), the CFO aligns RevOps with the company’s broader financial strategy for scalable, sustainable growth (i.e. preparing the business for funding rounds, identifying levers to hit annual growth targets). By placing RevOps under the CFO, I believe companies unlock a metrics-driven approach where every dollar fuels Profitable Efficient Growth (PEG). In AI-SaaS where commercial models are being disrupted (i.e. usage vs. consumption)...having a modern CFO that owns RevOps is proving to be a game-changer at Base64. The primary risk leaders need to look out for is 1) if you have a risk-averse or fixed mindset CFO that prioritizes expense mgmt over PEG 2) they do not value CX (1st class product experience is table-stakes, but the overall experience with your company needs to be 1st class...from buying to servicing to renewing). Winning by Design thinks that Ai will begin replacing salespeople in 2025. They have an interesting framework for who is at risk. The higher the cost of failure, the more likely a person is still involved. Lower cost of failure - We can automate more of it. I broke down their report on this weeks episode of the pod. We looked at. - The change is buyer seller dynamics in recent years - How GTM inefficiency has become the norm not the exception - The scalability and sustainability challenges GTM orgs face - Why exponential growth doesn't occur with Linear inputs - How PLG was a preview to AI led growth and much more.
