I don't typically post about work, but sometimes it makes sense. Leadership isn't automatic. It takes humility and the willingness to try methods you wouldn't prefer. Leadership also requires followers who are willing to trust the process. Mercury Systems has been a company that empowers leaders even in the midst of chaos. Some team members rise to the occasion and others just ride the tide.   This summer our company went through a lot of change and challenges and we wonder if we do a good job as leaders. We don’t always know if we do well, but our people remind us in unique ways. Team members that stay through the chaos and uplift or mentor their teammates. Attitude is everything. Sometimes they have to move on for their own reasons.   Last week I had a team member leave and learned that I had impacted more than I thought. This young lady is the reason we have Engineering Leadership Development Programs in Aerospace. We look for the cream that rises to the top and empower them to make decisions before they are ready to do so. I truly believe that she was ready when she came to Mercury and is now more so and her next chapter will be exponential.   Keep pushing yourself, Rafaal Alawi. Keep pushing your leaders. Stretch every opportunity you get.   You are leaving a team that became a very dysfunctional family with you at the helm and you caused them to grow from your external pressure. Do you believe? Do you believe Lean Manufacturing will transform your company? or are you just going through the motions? Hosting uninspired huddles, asking for ideas but hoping they don't have any so you can get to "working", organizing but not sustaining with 5S... If I may use the comparison of a "Sunday" Christian to a leader going through the motions. "While both are disappointing, there’s a major difference: a leader who doesn’t fully live Lean misses out on impactful results, but a 'Sunday Christian'—someone who appears devout only once a week—faces consequences that are infinitely more severe and eternal. One affects operations; the other impacts the soul." Leaders: Your culture is not what is printed on the wall, but what you do every day! Leaders that fail to embrace Lean and empower their teams; continue to function in chaos and frustration. They are often overwhelmed and think it is the team's fault. IT IS NOT THE PEOPLE's FAULT: IT IS THE PROCESSES THAT ARE BROKEN. The way to get out of this situation is to FIX the processes. Yes, you have to run towards and solve problems. Accelerate improvements by engaging the team and having problems solved at the right level. Reality Checks: ❌ Do you believe your team is full of idiots who can't get it right? ✅ Look closely in the mirror at your leadership ❌ Do you believe we have done ok so far, so we can just keep doing what we have been doing and enjoy greater success? ✅ What got you here is not going to get you where you want to be. My clients continue to enjoy greater output with their current resources, less chaos, and more freedom as leaders to work on the business instead of in it fighting fires. Lean Manufacturing principles work if you and your team fully engage. Stop going through the motions. I was taught that “don’t pass on poor quality” is one of the Lean basics. I understand why. Just to make it more tangible, this is what it means when practiced literally: •Software not needing patches after release •No traveled work on the assembly line •No uninformed decisions •No product recalls •No overbilling •No process loopbacks •No misdiagnosis •No lost or delayed luggage •No products with planned obsolescence Then there’s the tools that help achieving it: Standardized Work, ANDON, Poka Yoke, Quality Standards,… tools that many adopt in their Lean Transformation. Then, the reality hits, when even fervent practitioners like Toyota struggle with it: recalls, improper car certification... So, do you think “don’t pass on poor quality” is underrated? "Without Standards, there can be no improvement" Taiichi Ohno. How can continuous improvement occur across a large organization if every subset of that organization has a different way of doing the same job? How can management compare performance if each subset is doing the same job by a different process? How can metrics have meaning with no standards on what's being measured? Standardization is not "one size fits all" or forcing a process on the end users, it is setting expectations to be met, having the process performers find the best practice to meet those expectations, then ensuring that everyone is doing the job in line with the best practice. If someone has a different way, then it should be examined, and if better adopted by all, if not better, then it should be corrected to the best practice as a standard. Don't think standard work is important? or too inconvenient? In organizations where the process outcome is a life and death matter, such as military organizations, airline pilots, surgical theaters, there are standards which are taught, trained, understood, and employed. The risk of variation is too high, the need for continuous improvement outweighs personal feelings or individual convenience.

Do you understand the pitfalls of a sample based quality system? Often it is wildly impractical to inspect one-hundred percent of a lot. Whether due to sheer volume, complexity, or other factors, we're forced to develop a sample plan to assure some acceptable level of quality. While its statistically valid that accepted lots will not have more than the expected number of defects, the lots can, and probably will, have defects that make it through a sample plan. The question then becomes, can you, or your customer accept the occasional defects that will escape from your sample based monitoring system? If the answer to that question is No, then you must develop the highest order of design and process control to eliminate defects as a possible outcome. If you could do that, inspections would become superfluous and could be eliminated.

A comment I made on Jim Womack's recent LEI post regarding kaizen which you may find of interest: "At Pratt & Whitney where I worked in the 1990s, Shingijutsu kaizen consultants required us to complete all the items listed in the kaizen newspaper during the kaizen week. A representative from all the support functions — facilities, IT, purchasing, engineering, quality, finance, etc. — was required to stop by each kaizen area a few times a day to see if they had any action items, and if so those were to be completed immediately. Only under rare circumstances could an item be left incomplete on the kaizen newspaper at the end of the kaizen week, typically because it required making or procuring something that was essential to improving product flow. The responsibility for completing the open item was mine, as the business unit manager. There is no point to engaging in kaizen if the items on the kaizen newspaper are not completed in real time.
