Contractors: You are not converting enough of your website visitors into customers. In fact, your conversion rate is probably terrible...because you're still expecting people to call you or fill out your contact form. You get hundreds or thousands of visitors per day but very few of those people contact your company. So many visitors "bounce" - they see your site and leave immediately. At Contractor Commerce, we know this is true because our platform monitors website traffic and behavior analytics across hundreds of contractor websites. You're also probably spending a LOT of money on marketing to drive that traffic to your site.... There's a lot of talk in the home service industry about the cost to acquire a new customer, but the funnel math is massively impacted by the % of visitors who turn into leads/customers. Example: If you convert 10% of site visitors into customers and your customer acquisition cost is $500, and if you find a way to increase that conversion rate to 15%, you've just reduced your customer acquisition cost to $333. That means...with the same marketing budget you can acquire more customers, faster than your competition. It is almost 2025. Today's consumer's expect modern, convenient shopping options, not just a phone number and a contact form. Vertical SaaS CEOs are constantly told they need to be a Payfacs to monetize payments. This is a terrible idea. Here is what that person on the other end of that advice isn’t telling you. 1️⃣ It will kill your SaaS multiple. Being a Payfac means you recognize payments revenue on your top line and clear 8 bps after expenses. What happens when payments revenue becomes 50% or more of your previously 90% gross margin business? 2️⃣ You will be in a tri-party agreement with a single sponsor bank, giving you zero negotiating leverage and control of your economic destiny. 3️⃣ There are big upfront costs that are hard to overcome without tremendous scale. Instead, you want to partner with Payfac on a rev share. A partner can give you 20% of top line as straight revenue, you take zero expense (legally you're a distribution partner), and you add 10 bps of 100% margin to your P&L. Being a PayFac without being a payments specialist literally makes no sense. Open invitation to prove me wrong.

I started using Pilot.com recently and was blown away by their product (simple yet super intuitive) and their service (from onboarding to the customer success journey). Turns out, Pilot is built on top of Quickbook Online. They didn’t reinvent the SMB accounting software. They provide a nice “wrapper app” experience to the existing software. There are many successful services built on top of existing software tools. Pilot is one such example; My First Million podcast always talks about this guy who built a big empire with Wordpress plugins; there’s a whole economy built around Notion templates; etc. There might be new vertical SaaS opportunities built on top of existing software, by providing a superior user experience or extensions for specific business use cases.

You're thinking about renewals wrong. 66% of your renewals will be decided when you’re not in the room. Want higher NRR? Here’s the non-obvious CS strategy that's key to SaaS renewal: Hold customers accountable! In our current economy, customer acquisition is harder than ever. Every board of directors is obsessed with net recurring revenue (NRR). And they should be. After all, close rates are down (18%) and so are deal values (21%). There is no easier source of revenue than an existing customer. And nothing more painful than losing a customer, when all of the time, effort, and expense of building the relationship goes to waste. So of course we invest in the process. We hold our weekly meetings. We educate our champions. We have quarterly QBRs. We find success stories. But too often, we’re talking to one part of the organization. And we lose visibility to what happens when we aren’t in the room, when our champion needs to roll out or deliver using our stuff. It’s hard to see around corners in companies. A simple question suddenly gets hard to answer: Did they train the users they said they would? Did they share out the data or results? Did they get the feedback needed to tune the offering? When I worked at Ariba, which went from $0 to a $4B IPO in 4 years, we had a saying: Success has 3 ingredients: your people, your process, and our software. In other words, 66% of success depends on the customer. If they don’t do their part, they won’t get the value they bought from you. That’s a problem for them. But also a problem for you, because that’s a customer who won’t renew. Why should they, when the value didn’t happen, whoever’s “fault” it was? You need to flip the script. Accountability means asking the hard questions. Was the data delivered? Was it understood? When is the feedback coming? If the answers weren’t there, escalate to the economic buyer. They are at risk of not getting the value they bought. That should be a red flag for them and us. Are they still committed to the project? How do we get back on track? With all of our weekly tactics, we often lose sight of the most important question of all. Why did the customer buy in the first place? If the customer didn’t do what they said they would, that's bad news. And it’s 100% our fault. Want the renewal? Hold customers accountable.

Hot take: The most impactful systems builders rarely come from IT. They come from Sales, Ops, Customer Success—the people who live and breathe the problem they’re solving, who’ve been told “no” more times than they can count, and who can’t help but think about optimizing every process in sight. These are the builders who see the inefficiencies hiding in the day-to-day and chase solutions to make things truly better, faster, and smarter. They’re the ones I want to see at the center of the future we’re building, not sidelined. But here’s the key: both IT and these frontline builders have to buy into working together. Nailing a niche first is likely the best growth strategy. How do you do that? 1. Figure out your ICP. Who cares a lot about your solution? 2. Focus on solving specific problems. Solve that problem for ICPs better than others. 3. Refine your messaging. You convert customers if you offer what they want. Conveying your value prop in the best possible way is key. 4. Build mental availability. It requires repeated exposure to your ads and content, with an effective message. 5. Show your best proof. 6. Test and iterate. Continuously test your assumptions about the niche and be ready to pivot based on feedback and results. Focus on one niche at a time. Once you gain a foothold, think about expanding.

If you use Slack with clients, Slack Connect is great but both orgs must be on a paid plan. If your client signs up for Slack, they'll be on a trial of the paid plan, but if it expires they'll be removed from Connect. Solution? Invite as single-channel guest to private channel.

Invest in becoming predictable Moving from selling *access* to selling *work delivered* isn't a simple pricing change you can just announce in a press release.
