AOV, CAC, MER, and CLV can be misleading. Avoid the average trap. Suppose your store number looks like this - AOV: $55 CAC: $20 Now, with fix $15 COGS & $10 Shipping $55 - $20 - ($15+$10) = $10 in profit You are making a $10 profit on each purchase. But in reality, 70% of orders look like - Order value: $45 CAC: $25 With fixed COGs & shipping $45 - $25 - ($15+$10) = $5 in loss So you are making $5 in loss with the majority of your orders. Why are averages looking good? It's mostly because - * Organic or direct traffic sources * High ticket orders * Repeat purchases * Word-of-mouth marketing * Email marketing Blended metrics will not help unless you are selling a single product on a single channel to a single type of user. The key to profitable growth lies in segmented metrics. Segment each important metric at -  Products, Channels and Customer level. Once you start breaking up the blended metrics in each bucket, you will start seeing the leaks in the bucket. Remove products, change budgets, and focus on different segments. There are certain agencies I consistently hear terrible things about. There are certain agencies I consistently help brands move away from. Still -- I don't think those agencies are 'bad' agencies. They are bad for those clients though. Better for others, presumably. And, even "the best agency in the world" to some of their clients, too. I don't want to work with them. And I wouldn't recommend them. But, the point is this. Finding an agency is easy. Finding the right agency is hard. Agencies should be more selective in who they take on. Agencies should be more graceful when they lose clients. Agencies should stay in their proverbial lane. Brands should communicate their needs better. Brands should be more transparent with their agencies. Brands should invest more into their agencies. *not necessarily $$. Good agencies exist. Bad agencies exist. Great agencies exist. Good to you, may be bad to another. Great is the goal. Ya just gotta find them. ..ya may have to kiss a few frogs first, too.

Many DTC brands fail at email marketing before ever sending their first email. Here’s why 👇 Most brands fail because they don’t understand this simple fact: The offer displayed on your popup isn’t just for building your email list. It's for filtering out unqualified prospects. How? Certain offers attract freeloaders, while others attract people with buying intent. Think about it – if your popup offer is a discount for joining your email list, only prospects with buying intent will find value in that offer. That means you’ll fill your email list with subscribers willing to purchase your products under the right circumstances. On the other hand, if your popup offer involves a raffle or a free lead magnet, you’re attracting freebie seekers who don’t necessarily want to purchase. This will have a ripple effect across all your email marketing metrics. Particularly click rates and sales conversion rates. You’re dooming your chances of success before your welcome flow even lands in their inbox. Don’t fall for the dopamine trap of mindlessly accumulating subscribers to your email list in exchange for free stuff. DTC brands are about to waste $1,000,000+ this BFCM. And on one channel: SMS. Here’s the common mistake I see brands making every year: “It’s Black Friday/Cyber Monday, so let’s send messages to EVERY SMS subscriber!” They think this maximizes revenue, right? Not quite. Take a closer look at your SMS engagement data: A large percentage have never clicked on a message. Many signed up months ago but have never made a purchase. The truth is, adding everyone to your BFCM SMS sends won’t give you the lift you’re hoping for. In reality, you’re more likely just adding to your SMS costs without a meaningful ROI boost. Be smart with your segmentation this season: → Target those who’ve recently engaged. → Focus on customers who’ve shown buying interest. → Leave out the ones who haven’t clicked in months. Don’t let SMS become an overpriced BFCM expense. A little segmentation goes a long way—and it’ll save you a lot of cash in the process.

We helped a wellness brand drop CPA from $68 to $44. With a funnel strategy most DTC’s aren’t running. I’m taking about Publisher Paid Media. Here’s the breakdown of the test for last month: Standard Product Ads - CPA - > $68.27 - ROAS - > 2.13X Publisher Funnel Ads - CPA - > $43.85 - ROAS - > 3.44X 5 steps we took to make it happen: 1. Wrote an advertorial targeted at solution-aware buyers 2. Hosted the content on our own 3rd-party publisher site 3. Directed links on the article to drive back to the brand’s PDP 4. "If your DTC business doesn’t work with Facebook ads, it likely won’t work at all." This was the start of a tweet from Sam Ross that floored me, why? Because I 10,000% agree with it. To borrow Sam's words, Facebook is the most proven TC growth channel: ➝ "I see lots of DTC owners and operators say you need to test a ton of different channels (Pinterest, Snapchat, referrals, etc) to see what works. I couldn’t disagree more." His reasoning: Facebook is a litmus test for your brand, and "diversification" is a cover-up for "distraction." Here's my take: Facebook is the proven place you can pour in as much creative as you want without burning your budget away on testing — we use cost controls and push as much "diversification" as we can through creatives. Dollar for dollar, it's the best investment of your resources because you're not going to waste them (with the right setup). Thoughts on diversification vs. locking in on Facebook/Meta?

🫸 Stop Chasing ROAS & CPA Targets Blindly - Here's the Real Growth Formula Fixated on ROAS or CPA goals? It's time to shift your focus. What truly drives sustainable growth for DTC brands? 🕰️ Payback Period: How long until a customer becomes profitable? The landscape has changed. If your payback period exceeds 6 months, regardless of funding, you're playing a dangerous game. The graveyard of public DTC companies is filled with those who ignored this reality. 💰 Contribution Margin: The simple math: Average Order Value - COGS - Ad Spend = CM Track your CM at different stages (Day 0, Day 60, Day 90, 1 year). This ties directly to your payback period. Let's illustrate a ~3-month payback period: Day 0: ↳AOV = $100 ↳COGS 50% = $50 ↳CAC = $60 ↳Contribution Margin = -$10 Day 90: ↳AOV = $130 (repeat purchases & upsells) ↳COGS 50% = $65 ↳CAC = $60 (one-time acquisition cost) ↳Contribution Margin = $5 Grasp how this impacts your overall Profit & Loss, and you'll unlock smarter growth investment decisions. DTC LinkedIn folks get upset every time I say this, but oh well: LTV won't pay your bills. Sure, can LTV bail you out of not being first order profitable (assuming it's accurate)? Yes. But basing your entire ad strategy on LTV is like working theoretically. "Theoretically" won't supply goods for your business. "Theoretically" doesn't fund your annual budget. "Theoretically" has little translation to real value. It's 2024 and this shouldn't need to be repeated, but profitability is the practical goal for 99% of DTC brands. What does profitability look like in your ad account? Simple: first order contribution. ➝ Easy definition: first order revenue, minus all involved costs ➝ Technical definition: first order revenue/AOV, minus cost of delivery (variable cost), minus CAC (first order ad spend) "Cody, it's hard to be first order profitable." It's hard to run a business. It's even harder to continue running one that's bleeding revenue on every conversion. Just another reason to avoid auto-bidding. Auto-bidding can result in unpredictable costs and may not align with your profitability goals. Manually managing bids gives you better control over ad spend and ensures each conversion positively impacts your bottom line. So remember: LTV is an important metric, but it's not the end-all, be-all indicator of success.
