What do you do if you're struggling to delegate tasks and develop your leadership skills?

Struggling to delegate tasks has mainly to do with ego. "No one can do it as well as I can. Period" is probably yourself talk. Deal with your ego first. If people can deliver the task at around 70% to 80% as well as you can then you have a winner on your hands. That winner is, first and foremost, yourself. My experience has shown me that, telling people what to do and not how to do it will result - in a lot of cases - in surprising me with their ingenuity. If you find these people keep them, involve them and delegate to them. They will show you (and your ego) that other people are worthy too. As you begin to trust people and "distrust" your ego you will notice that your leadership skills will improve as well.

Take time to assess why you are struggling to delegate. Is it that you do not trust your team to delegate some tasks? What shortcomings do they have and how can you bridge this? Could it be a negative mindset you have that is preventing you from delegating? Encourage independence, allowing individuals create ownership and engagement. Create a culture of feedback with resources and support where challenges are discussed and achievements recognized to enable your team to succeed. View failures as learning opportunities, and avoid perfectionism. Seek the help of an experienced Mentor to help you on your leadership skills. Regular reflection on your delegation strategies and leadership style, can offer valuable insights for continuous improvement.

Honest self-assessment is crucial for improving delegation skills. Leaders often cling to tasks due to fear or doubt, hindering team empowerment. Delegation isn't about shirking responsibility but leveraging team strengths for success. Identify tasks held unnecessarily and address underlying concerns. When you are delegating tasks, be sure you are matching the tasks with the person’s skills. Even if it stretches their skill set, be there to support them. This will result in improved confidence and growth.

Set clear goals. Be clear about your niche & what exactly are you looking for in what you're learning. Don't overwork or let yourself burn out. For each of these items mentioned above, create a matrix that has columns such as current situation, what is worst that can happen, what can be done to mitigate (short term, long term), how often to monitor. For example, fear of losing control, the worst situation that can happen is escalation, missing deadlines; to mitigate the same, you can establish daily reviews with team members (short term) & for long term, establish processes and tools such as pair review, empowering teams to be accountable, coding standards, process standards etc. The frequency of monitoring can be on daily basis.

Trust and verification are essential in delegation. Trusting team members' skills while implementing verification ensures accountability. It fosters collaboration and empowers individuals. Verification doesn't imply micromanagement but maintains quality standards. This approach cultivates transparency and accountability. It strengthens team dynamics and boosts morale. Balancing trust and verification enhances productivity and cohesion. Leaders gain a reputation for valuing and respecting their team.

Ongoing review of the process established is always required to understand how it works & understand areas of improvements. Use the matrix created on reflections mentioned above, to review if the mitigation strategy mentioned effectively works or not. Else make adjustments. Apart from the matrix review, seek feedback from the team to understand their views. Establishing lessons learnt review on monthly or quaterly basis with team on what is working well and opportunities for improvement provides joint ownership with the team. Identify training needs and organize for appropriate trainings that help them to be more effective.
