How can you help clients navigate major changes in management consulting?

I suggest we can start with not using the term Change "Management" in our initial conversations. It plays into the "us v them" mentality. Change Enablement immediately helps clients shift into a mindset of "what are our people already feeling, what can we do to empathize that could help shift the perception about a future state"? Change isn't managed, it's not something "done" to others. It's a personal journey that, when done correctly, reduces fear and increases empathy.

One thing I recommend is digging in with each party affected by the change and do threat analysis. I find that consultants that try to deal with fear (an emotion) fail because they are dealing with the symptom and not the source of the fear reaction...which is innate in all animals. Instead we deal with the myriad of threats, how it occurs for people and use data and distinctions to clear the threat and find a path forward. Roll outs are then MUCH easier as threats (worries) are easily handled with both empathy and real pathways to the future state. People hate change as a part of our genetic heritage - we operate in a homeostatic emotional environment - in which we can survive. Discount this and you must then resort to force.

Understanding the change is very important in today's business being flexible and more agile helps your organization to accept the positive change. developing your business mindset and leadership skills are crucial factors.

Ensuring regular dialogue with the client is important throughout any major change, not only does this ensure alignment but it also breaks down some of the complexities and misconceptions that may be associated with the change.

In my approach, I focus on explaining the 'why' behind the change—how it aligns with their vision and can drive their success. For instance, if a new management strategy is proposed, I articulate how it can lead to improved efficiency, higher employee satisfaction, or increased market competitiveness for them. By framing the conversation around their objectives and the positive outcomes they care about, the 'how' becomes a natural progression, rather than a focal point. This client-centric communication, steeped in understanding their language and priorities, has been instrumental in guiding them through transitions effectively and with confidence.

Well this is interesting for management consulting. What is the value of consulting to a client? It’s knowledge, experience and understanding what the change in the specific situation means. But in the end there is what the client wants and what you as a consultant know the client needs. You need to understand what they want. But in the end if you do not give them what they need then the fact is you did not help. Negotiating between what they want and what they need and giving them some or most of what they need is is your purpose.

Critical to understanding any changes is to get beyond the cliche and get into the "concerns" (Heidegger) that drive the occurring world, that which all actions (behavior) is correlate to 100%. Concerns are things we care about, worry is when they are threatened. Fear is a threat response, so one cannot work on response, that is is for idiots and HR. Instead, look at capturing the concerns of all of the relevant parties from their point of view. This takes a bit of time and interviewing, but uncovers all the hidden issues that thwart change. Then start to authentically address each one and tell the truth about how them impact each of the relevant parties, including groups vs groups, etc. The map will yield clear actions.

One of the biggest mistakes is to focus on the emotional response of fear. People try all sorts of ways to deal with it, to no avail. Fear is a threat reaction, so it is too late when the reaction has happened. Instead, focus people on the threat. Once they think through it and see the change is actually BETTER than what they are doing, and the perceived threats are dealt with, they RUN to the new solution. Problem is it is way easier to make people bad and wrong for being afraid, rather than do the thinking to address each concerned party's threat. That requires a rare mix of thinking and empathy...and willingness to understand people's work dilemma. Works way better than appeal to authority/more threats (carrot or stick).

As consultant you need to help your client why they want to change 1. Internal Force 2. External Force I will focus on internal force and share factors for internal change - Growth: increase revenue, size, headcount - New executive: new executive appointed - power and politics: stakeholders interest and influence - Integration: cross divisional communication change etc

Na minha jornada, a comunicação sempre foi um divisor de águas e antecipação de problemas! A boa comunicação com todas as partes interessadas é de extrema relevância. Já dizia o grande comunicador, "Quem não se comunica se trumbica". E é exatamente isso que não pode ocorrer num processo/projeto, por exemplo, de gestão de mudança. Change can be hard. For management consultants engaged in Business Transformation, Reengineering, or large Digital initiatives, Organizational Change Management is required. A key component of change acceptance is around communication to set expectations and direction. After all, people don't resist change or we would all be walking and there would be no cars, trains, or planes. People resist change they do not understand or that they perceive is a threat. Communication to bring clarity and address the threats is the first part to navigating that change. - Identify your key stakeholders - Determine their level of change concern - Align messaging to address those concerns - Create channels for open, 2-way dialog

Communicating the change is not a spray and pray type of communication message and channel. It requires thoughtful messages based on audience receptivity, preferences, frequency, and personalized content. Communication needs to convey purpose and transparency without compromising confidentiality.

Once established the meaning/purpose, the next step is to gather supporters to boost the process internally. A clear value proposition and a solid communication strategy would help validate the change as well as increase the potential of success.

In communicating, it's important that each stakeholder understands what's in it for them and how their role, action and inaction affects the overall goal. People will accept change better if they understand the true benefit of the change or how rejecting change can hinder their goals and the overall goal.

Effective communications starts with identifying the various audiences impacted by the change: what they need to understand about the change as it affects them; when the change will occur; what actions they need to take; and how they will be supported. Communicating with those impacted audiences should start as early as possible during the transition process. Even if only a preliminary understanding of the change is available, providing that information from a credible and reliable source is essential to establishing confidence in the management of the change process. Continuing the communication process throughout the transition maintains that confidence and supports those audiences' ability to live into the change.

Kind of starts and stops with... BE HONEST! Consultants need to be honest in their guidance and feedback. Clients need to be honest in their assessment of the current state

In my experience a strong part of communicate effectively is making sure that you are sending consistent messaging from all. A marketing plan that pulls all communication together is a strong step to ensure success. Stakeholders need to additionally communicate support of the messaging. (Awareness) Messaging needs to include communication regarding to your associates and well as the outside world. Additionally providing an effective closed loop - to gather comments and thoughts from others (solicit feedback) and a process of answering questions and acting upon comments. (Understanding)

Communication is the life blood of a consulting engagement. Information, documents, clarifications must flow as much as required. Of course, appropriate NDAs should be executed. Consulting should not be used to spurn surprises on clients or embarrass their executives. The way to prevent untoward consequences is to COMMUNICATE effectively.

A core value that has successfully powered my communications with clients is Empathy. Being able to understand the change impact from their perspective has unlocked more impactful communication that is better received during stressful moments. The trust built through the partnership in those moments carries over to all parts of the client relationships.

I Lean on the teachings of a great family therapist when helping process change. The Satir Change Model was developed by Virginia Satir, a renowned family therapist & pioneer of systemic change. She observed that people go through 4 phases when they face a change: late status quo, resistance, chaos, and integration. You can’t skip a phase, however you can compress resistance, chaos and integration. For IT projects I have often aligned with Geoffrey Moores Technology adoption cycle. Innovators are the first 2.5 percent of a group to adopt a new idea. The next 13.5 percent to adopt an innovation are labeled early adopters. The next 34 percent of the adopters are called the early majority. Study and exploit the successes of the innovators.

The core Value addition a consultant can provide is always aligned to take the Client's Business Growth to the next level . Some ways: 1) Continually reassert that you are the Client's Partner in growing their Business 2) Involve the Client is every phase sign out -with "Before & After" approach 3) Share the Industries' Best practice with the Client to educate them & awareness on the emerging tech in the industry ( e.g. Digital Automation , Customisation as per Industry 5.0 Standards 4) Work with the clients to Establish key performance indicators (KPIs) to measure the success of the management changes. 5) Facilitate communication to ensure a clear understanding of the changes and their implications.

Inefficient project scoping hampers consultants from delivering optimal value. When both clients and consultants solely rely on past experiences, projects may falter due to an oversight of clients' unique realities. Without flexibility in the scope, even the best methodologies can fall short of meeting clients' needs. This leaves clients dissatisfied, and consultants defending impractical methodologies. To enhance project success, consultants require leeway in scope and a collaborative attitude from clients and senior leadership, allowing real-time adjustments based on project realities.

Very important in longer change programmes to get "runs on the board". So many run out of energy / finance / backing part way through because it takes so long to see progress. Try and avoid early "foundation" stages that give no value - its tempting from an IT perspective (because its often the easier way to do it) but is awful from a business perspective

I can offer guidance on developing and refining strategic plans. This includes helping clients set clear objectives, define key performance indicators, and create roadmaps for implementing new consulting approaches or business models.

Here's a breakdown of the step-by-step process: Client Understanding: Grasp their needs for effective guidance. High-Quality Delivery: Consistently produce top-notch work aligned with standards. Adherence to Deadlines and Budgets: Maintain punctuality and fiscal responsibility. Problem-Solving: Proactively tackle issues that arise during the change process. Result Orientation: Focus on tangible, meaningful outcomes aligned with objectives. Showcase Expertise: Demonstrate creativity, flexibility, and expertise in solutions. Reporting and Feedback: Regular updates and feedback loop for transparency and adjustment. Credibility Establishment: Develop a solid reputation as a reliable, impactful consultant.

A big part of this is going the extra mile and thinking of the many headaches a client has outside of the immediate engagement where the consultant could help. Even small things can go a long way to demonstrate value and to build trust.

First and foremost, every consulting service should help the client to create immediate and long lasting value. Value is a subjective concept. Value is defined differently by different segments, clients, and scenarios. In order to succeed, a consulting service must define value with the client, not for them. After defining the concept of value, it's time to determine the milestones of the changing process, so that every phase generates and delivers value.

As a consultant, you must give tools to your client to provide him with the method and practices he needs to apply. You must help your client to acquire skills that will allow him to apply your recommendations and maintain the implemented changes over time.

Before you get to this step of learn and grow, you should have taken a baseline of the status quo. Then remeasure so you can see where improvements really happened and reevaluate in areas where you expected improvements and they did not materialize. Using your original marketing plan make sure you are telling others you successes, especially your associates.

As a management consultant, continuous learning and personal growth are essential for staying relevant and effective in a rapidly changing business environment. Remember that learning and growth are ongoing processes. In the dynamic field of management consulting, the ability to adapt, learn continuously, and expand your knowledge and skills is essential for your success and the value you provide to your clients.

No project, no customer, no change process is comparable, there is no blueprint that you can pull out of your pocket. Therefore, and this is what makes it so exciting for me, every project is also a learning process for me.

Learn and grow are just other words to describe the ever lasting PDCA circle every change has to incorporate. A change process has a starting point but shouldn’t have an end as sustainable change results in continuous improvement.

As more and more companies are leveraging networked teams for change initiatives a focus on learning, growth, and reward and recognition becomes evermore important. I've found that these dedicated employees thrive when their efforts are recognized early on. This not only validates their contributions but also fuels motivation and broader workforce engagement. It’s true that nothing is in a state of perfection and there’s always room for improvement and growth. Times are always changing. New technology. New insights. New wisdom. It’s important to immerse yourself in knowledge, research and also learn from your own experience to ensure you are better today and you were yesterday.

The client, consultants, and stakeholders are all interacting and creating learning opportunities that should be maximized. In order to ensure continuous learning, it is necessary to have milestones distributed throughout iteractions in the shortest possible wayThe iteractions present opportunities for correcting the project's course, incorporating new findings about the value to be delivered, and accelerating learning. It's crucial to learn during the project instead of just after it's finished.

End-users are usually the most impacted significantly by the operational change being rolled out by organizations. keeping this in mind will allow for an easier transition to the change being implemented. Embrace the change that is being implemented.

Preparation is key! Where I differ is what we see as 'preparation'. Some management consultants see clients as someone on the 'other side', the literal counterpart. But I see the client as a participant of the process. Management experts always advise us to 'listen and empathise'. In change management, that translates into 'think and live like the client.' Be one with its problems, desires, environment and resources. This step helps you understand your client better. But it also makes the client realize that change is a participatory process. And that's crucial to any change management initiative.

Can't emphasize more on this. Once a change is implemented, it is not only beneficial to stay in touch with the client to support them in their post implementation journey, but this often builds more trust and can lead to follow-on work. Change is a chain reaction, once implemented there are continuous and ongoing process improvement opportunities. This is the rule of business and largely rule of nature as well.

While the previous step covers personal feedback, I would run a retrospective workshop (or at least survey) to collect tangible lessons learned to use as preparations for future changes. For example, the result could be a list of what worked and what didn't.

Preparing an organization for change requires a strategic approach that encompasses various aspects of leadership, communication, culture, and readiness. The key to helping a client to prepare for the next change is to get them to work with you on the current change. Consulting should be a “do with” process not “do to” or “do for”. If you and the client work as a partnership with the consultant coaching the client and being transparent in their approach then you can leave them not only with a successful change but also an approach of how to carry it out in the future.

Embracing Change can be very individualistic. In alignment with Geoffrey Moore’s Crossing the Chasm, Understanding where people’s tendency toward change acceptance lies, helps you bring the right tools to the table. An example from an IT perspective. Sometimes we find that the Early Majority and Late Majority (adopters) are in those categories due to fear. Fear of not understanding the technology and fear of others knowing. The right tools here might be to proactively provide computer based training, labs with assistance to help, and identify internal Subject Matter experts that are making sure people are getting the assistance to grow. Know your audience.

Change is inevitable and continuous. New tools, new ideas, ever-changing market trends - so be proactive. Critically think about application and suitability, then experiment. Don't be afraid to try and fail.

As Management Consultants, our clients rely on our foresight and ability to stay abreast of current events and innovation. Also, by cultivating an ecosystem of peers across diverse fields we create a network of resources that prepare us and in turn our clients for the seen and unforeseen challenges in a dynamic environment. Clients expect us to be the ones in the know...it's where the trust relationship stems from.

I work several years as Management consultant long time ago and it’s a job which I enjoyed a lot but it requires that you are constantly adapting to your customer needs. If you want to help your customer to navigate major changes, I recommend you the 3 following actions: 1. Be updated with the last technological trends 2. Understand the geopolitical context which impact your customer, not only from a global perspective but also from their individual context 3. Work with the key stakeholders of the organization in defining the current situation they are and the ideal situation they want to reach. They have to start defining their ambition in terms of revenue market share. Then, they have to work on the action plan to achieve it

Supporting action plan implementation is for my point of view a key success factor from both client and consultant point of view. This is especially the case for small and mid enterprises that do not have teams dedicated to internal projects. By supporting client implementing changes, the consultant demonstrates 1. the relevancy of his/her advices and 2. his/her engagement to achieve client’s goals. … these are arguments to promote long term relationship of both parties. For consultants it implies to enrich his/her palette of technics to be able to provide concrete support toward operations.

Client monitoring is the link that closes the cycle of commitment acquired in a management consultancy. This phase gives the client the feeling that they have a consultant who really committed to a project that helped and transformed the company and stay there for the sustainability.

Leaving value on the table for the client is incredibly important to me. This means knowing when to transition from billing to value creation by continuing to provide advice, guidance and counsel.

This may sound odd but you need to first ensure your client understands the business they are in. Your client can have all of touchy-feely vision and mission statements, aggressive budgets, great off sites, employee incentive programmes but if they are not growing in profits, sales, share price etc. then there is a strong chance that they have lost the thread. Smoke and mirrors over substance always comes up short.

I always view my client counterparts as partners be they at more junior levels or senior leaders. What do they want to achieve and how can I assist them to achieve success? If I am leading a team consisting of local staff or client staff I look for ways to incorporate training into the routine. This training may be project specific or more general such as project management skills. Continuously adapt.

Support your client and impacted parties, do not create a dependency relationship. Change is continuous make incremental change leadership an outcome of every engagement. Make self-support part of your brand.

I adamantly believe that support is an integral part of the project’s success because it also provides you with an opportunity to demonstrate your commitment and your ability to share client’s values.

My most successful change/transformation initiatives came about through making the people on the floor understand how the change could work for them. Can't stress that enough, but culture indeed eats strategy for breakfast and the success of any change initiative is largely predetermined by the cultural fit within an organization.

Let's face it - it is always easiest to do our day to day on some level of autopilot! One thing I have found helpful is to understand the impact of that kind of "muscle memory" and then consider what will effectively overcome the settled-in nature of doing what has always been done. To help my clients make the changes and newly introduced concepts "stick", I try to incorporate the following: 1. Ascertain how much "muscle memory" is evident 2. Discuss how to take the first step toward stopping one thing and starting a new thing 3. Practice the new ways through intentional testing, pilot, or specifically targeted transition activities, until these become the new "autopilot" ways

Define key performance indicators (KPIs) and metrics to measure the success of the management changes. Regularly evaluate progress against these benchmarks and make data-driven decisions.

Any change management project should first start with an assessment of how hungry or resistant the people in the organisation are to the change. If the resistance levels are high, no matter how brilliant or needed the change is, not starting by lifting the resistance first will make the whole project either extremely draining or even a failure. Lifting resistance to change does not mean a fancy communication campaign on the need for change. It is about a bespoke assessment per department on the readiness for change (while there is no need for homogeneity across departments). Then based on the involved departments and their level of readiness, assess if increasing readiness or choosing the best level of change to ensure it sticks sustainably

Peter is right about WIIFM (what is in it for me), those going through the change or transition are looking for that and it reduces fear. Think about Digital Transformation. Everyone focuses on the DIGITAL portion. But the fact is it is TRANSFORMATION that is difficult. Why? Well, eventually we will get Digital right. It will work. Technology always does. Transformation involves a change or a transition in the work that people do. That is the difficult part. What is the WIIFM? For example, what message are we sending to whom when discussing “Digital Transformation”? It’s a great example, think about it!
