Here's what I've learned the hard way: When you see your team drowning, your first instinct might be to push harder – but that's exactly when you need to step back and create breathing room. I always start by doing a "meeting purge" – seriously, half our meetings weren't moving the needle. Shield your team from the noise. Not every stakeholder needs immediate attention. I take those hits myself – that's what leaders are for. Set up "do not disturb" blocks in everyone's calendar for deep work. Works wonders. Watch for the warning signs: if someone who's usually chatty goes quiet, or if your star performer starts making rookie mistakes, it's time to intervene. Sometimes the most productive thing you can do is tell someone to go home early.
