When we were engaged on a troubled £6M D365 F&O implementation last year, two previous partners had already attempted recovery without success. The project was 14 months in, significantly over budget, and still hadn't reached UAT. The business impact was severe: - Finance team preparing for delayed go-live with manual workarounds  - £200K monthly spend on maintaining legacy systems  - Loss of anticipated operational efficiencies valued at £1.5M annually  - Growing concern from auditors about system control readiness  - Executive team facing difficult board conversations Previous partners had proposed either a complete restart (estimated at £3M+) or adding significant infrastructure (£800K) to address performance issues. Our assessment revealed deeper root causes:  - Critical design flaws in financial processes, particularly in multi-entity operations  - Integration architecture causing cascading performance issues  - Poor ISV selection and implementation creating unnecessary complexity  - Incomplete process mapping leading to gaps in core functionality  - Knowledge drain from high team turnover After a thorough 6-week assessment, we developed a structured recovery plan:  1️⃣ Stabilising the core implementation (3-4 months) 2️⃣ Rebuilding the integration architecture (4-5 months) 3️⃣ Re-engineering critical processes with proper business input 4️⃣ Reconstructing team knowledge and capability Now, 12 months into the recovery:  ✅ Successfully reached UAT milestone ✅ Multi-entity financial processes redesigned and validated ✅ Integration architecture optimised, reducing batch processing time by 70% ✅ Team capability restored through comprehensive knowledge transfer ✅ Clear path to benefits realization mapped and agreed with stakeholders The project is now targeting go-live next quarter, with a proven foundation for:  - Streamlined month-end closing  - Automated multi-company transactions  - Robust financial controls  - Scalable performance architecture Key learning?
