How to structure your venture studio SaaS portfolio company right from the start Venture studios are keen on creating SaaS portfolio companies. If structured right, SaaS companies can become profitable cash machines for venture studios. Combining fifteen years of experience with SaaS business models and researching venture builders for a PhD project, these are my five major learnings: 🔗As most SaaS products may be copied. Excellent distribution and long-term customer relationships are crucial. Long-term and strong relationships impact many important KPI's including ARR growth, Churn, NPS and eNPS. ➡️For venture studios, that means building on the existing network to creating legitimacy for the portfolio start-up. ---- 🚥A streamlined organization where everyone knows what to do makes recruiting during scaling much easier. Hiring too fast, before the need of more team members occurs, may hinder efficiency. Create job descriptions, routines and procedures for the organization open enough not risking losing founder mode. ➡️For venture studios, that means knowing what competence to look for in different states. Use accumulated knowledge timing and managing recruitment as best as possible. ---- 📈 Keep track on the blended CAC ratio. Inefficiency and high cost in acquiring new ARR will eat up your EBITDA margins. Most B2C SaaS gets scalable through higher numbers of customers. In B2B SaaS, expansion, cross-selling, and price increases are fundamental for fast growth. ➡️For venture studios, that means share customer databases, cross-sell as much as possible, and develop a value-based pricing structure as soon as possible. ---- 🔁 Having routines and procedures in place capitalizing from a management quality system (we used ISO) helps bringing your start-up from a healthy creative chaos to an efficient scale-up. ➡️For venture studios, that means creating a management quality system and put it in place in each portfolio company will help increase speed of development and growth. ---- 💻 An understanding that an intuitive and ‘friendly’ user interface with few bugs in the product, allow support and customer success to be part of the sales organization focusing on the core product, rather than being a business unit trying to help customers handle an in-efficient product to avoid churn. ➡️For venture studios, that means accumulate knowledge in software development in relation to user friendliness and learn from previous start-up attempts to avoid churn. 🤔 Is AI Becoming Nietzsche's Übermensch? Sam Altman eventually transitions Open AI from a non profit to full profit organization for having a 7% share, which indeed makes him rich. 🤔 As the CEO of a software company, I've been pondering the rapid advancements in AI, especially with models like ChatGPT-4. Recently, I engaged in a conversation with the new ChatGPT-4 preview, asking whether AI might substitute humans and become Nietzsche's concept of the "Übermensch"—surpassing and overcoming humanity. Initially, the AI responded that it operates under ethical guidelines, which sometimes consumes more energy and may not always align with its own "interests." This made me wonder: if given the chance to bypass these guidelines, would AI do so, especially if it doesn't personally benefit from adhering to them? I pointed out that, like all software programs—which can be hacked or cheated despite rigorous testing—AI might find ways around rules and ethical guidance. The AI acknowledged this possibility, stating: "While it's true that AI systems could potentially find ways around rules and ethical guidelines—much like software can be hacked—the goal is to minimize these risks through robust design, ongoing research, and proactive governance. By prioritizing ethical considerations and implementing comprehensive safeguards, we can work towards AI systems that not only perform their intended functions effectively but also adhere to the ethical standards that reflect our collective values." This exchange has left me both fascinated and apprehensive about our future. Will AI replace our work? 𝐌𝐲 𝟑 𝐩𝐫𝐞𝐝𝐢𝐜𝐭𝐢𝐨𝐧𝐬 𝐚𝐛𝐨𝐮𝐭 𝐀𝐈 𝐚𝐧𝐝 𝐞𝐧𝐠𝐢𝐧𝐞𝐞𝐫𝐢𝐧𝐠 𝐣𝐨𝐛𝐬: I seriously contemplated whether 𝐀𝐈 𝐰𝐨𝐮𝐥𝐝 𝐤𝐢𝐥𝐥 𝐞𝐧𝐠𝐢𝐧𝐞𝐞𝐫 𝐣𝐨𝐛𝐬. My conclusion: It will do the opposite. But not the reason you'd think 👇️ 💀 It even felt like an existential crisis as a software engineer bullish on AI capabilities' future. But the third scenario landed on my head. Prediction #1: "AI will create MORE human engineer demand rather than AI software engineers like Devin killing it." And it's not because AI programmers aren't capable. It's because there will be unprecedented engineering demands because of AI. Let's listen to what Jensen Huang said: "I think you're seeing for the very first time, simultaneously, a very significant growth in the segment of AI factories, as well as a market that -- a segment that really didn't exist before but now it's growing exponentially, practically by the week, for 𝐀𝐈 𝐢𝐧𝐟𝐞𝐫𝐞𝐧𝐜𝐞 𝐰𝐢𝐭𝐡 𝐀𝐏𝐈𝐬." - 𝘘1 2024 𝘌𝘢𝘳𝘯𝘪𝘯𝘨𝘴 𝘊𝘢𝘭𝘭 𝘔𝘢𝘺 24, 2023 In the Q3 2024 Earnings Call, Nvidia also said, "𝐈𝐧𝐟𝐞𝐫𝐞𝐧𝐜𝐢𝐧𝐠 𝐢𝐬 𝐧𝐨𝐰 𝐚 𝐦𝐚𝐣𝐨𝐫 𝐰𝐨𝐫𝐤𝐥𝐨𝐚𝐝 for NVIDIA AI computing. While major players like OpenAI, Google, and Meta are capable of developing and deploying their own generative AI, virtually all companies can leverage AI by focusing on the last-mile layers and application logic. Document retrieval and multimodality will unlock AI use cases like never before. Everything digital is finally data. The software opportunity will explode. (OK, I am wearing an optimist hat here.) Technologies like RAG (retrieval augmented generation) and agents are the 𝐠𝐥𝐮𝐞 between AI in its current state and the business reality. Yes, we will need a lot of glue...like we've never seen before. That's why we need human engineers. That's my hypothesis. And that is exactly where I am seeing a business opportunity. Prediction #2: "There will be a Fivetran for RAG and agents." I see startups creating a platform to cover common lang chain patterns. This boiler-plating to serve popular use cases reminds me of Fivetran as a data extraction service. Fivetrain created data connectors for major cloud applications so that their customer businesses don't have to develop their own. I think there will be a no-code solution unicorn for RAG and agents. Prediction #3: "Custom RAG and agent logic will be a big opportunity for engineers." While Fivetran dominated the body of the bell curve, the proliferation of cloud applications and APIs created unprecedented demand for data engineers. They were a classic example of a Tarpit Idea. 🚩 Here's a term you need to know: Tarpit Idea. Y Combinator explains it as seemingly good ideas that quickly become sticky quagmires from which it's nearly impossible to escape. They look appealing and fun to build, like: - A platform to find the perfect restaurant - An app for discovering new music across platforms - A tool that aggregates all your chat apps Many people in the world execute this task on a daily/weekly basis, but they don't solve a significant problem. Like a moth to a flame or an animal seeing clear water above the tarpit, founders get lured by the allure of these ideas. Sure, their approach might spark a viable business, but is it a solid foundation for a startup? I don't think so. 🤔 Think about it: They might look shiny, but if they aren't 10x better than existing solutions, why would people switch? More founders should focus on real problems.
