It follows a quick brief of our fast path: 2022: Our 1st year of operation: It was very challenging to make possible for dozens of brands and distributors from China and the US to sell their products in 70% of the Brazilian Ecommerce (Meli, Amazon, Americanas, Via, Carrefour, etc) with no risk, no investment and a plug and play solution. 2023: We expanded our value proposition and we started to help hundreds of brands and distributors to sell their inventory from China and the US in 70% of the whole Latam Ecommerce (Brazil, Mexico, Chile and Colombia) 2024: Our ambitious plan of helping merchants to sell their whole assortment with cross border (plug and play) and their best selling products as a local seller with local inventory became real. Incrementality tests are not causal Incrementality testing has become such a buzzword that most people actually don't even know what it means anymore. Many marketers liken it to some sort of causality tests. Many MMM vendors are also guilty of this. But there is stark difference between Incrementality tests and Causal Tests Incrementality Tests ≠ Causal Tests Here's why 1) Confounding Variables Incrementality tests / Lift tests don't account for confounding factors outside the experiment that can have great influence on the Marketing KPI (conversions, sales). Example: You run ads on TikTok, Meta, Google and TV. But you decide to run Incrementality tests (conversions) only for Meta. Do you think the other ads or other marketing forces did not have any effect on the KPI? 2) Non Randomization and Control No matter what, in the field of Marketing one simply can't do Randomization and control.  True causal inference relies on RCT to eliminate bias and confounder effects.  If the groups (test vs. control) are not randomly assigned and controlled, differences in lift may reflect pre-existing differences rather than the marketing activity itself. This is also why MMM also can't be RCT-ed. And hence to causally prove MMM one has to rely on Quasi Causal Methods. Also pls don't think that the 'Quasi' is a bad word or it is somewhat less than RCT. Even 'Smoking causes Cancer' was NOT proved via RCT. 3. External Influences Events outside the experiment's control such as Macroeconomic, politics, force majeure events, competition activity, can influence outcomes, making it hard to isolate the impact of the marketing intervention. 4. Counterfactuals For causality, you need a clear comparison to what would have happened without the intervention. Even with a control group, if the counterfactual scenario isn't perfectly represented, the lift measurement might not reflect true causality. Most Incrementality Tests don't have counterfactuals built into them. At this point you might be wondering what really is the way out. The answer is Marketing Mix Modeling. You saw above that much of the problem in Incrementality testing is not accounting for Confounders. If you believe Marketing is complex and there are many forces acting on a person or group, then you need to factor all these forces into your analysis. The closest we can abstract this reality is MMM. It at least endeavors to be holistic and causal. 📌 The sin of using Incrementality tests to calibrate MMM model As mentioned above, MMM endeavors to be causal but with Incrementality tests there are no mechanisms like that. However I have seen a lot of people make claims that Incrementality test can be used to calibrate MMM models. This is nothing but sheer callousness against statistical rigor. In our forth coming paper we empirically prove this. Of course there are more technical reasons like backdoor path etc. But for want of space and brevity I will leave it for another post.

Jahez announced H1 2024 results yesterday with net revenue growing a little over 22 percent year-over-year to $270 million. The biggest highlight is the growth of its non-Saudi GMV. I'll discuss that in a bit but here are a few other key metrics. → GOV: $1.11 billion, up 25% YoY → GMV: $837 million, up 31% YoY → Total Orders: 50.1 million, up 30% YoY → Net Profit: $11.6 million, down 25.9% YoY From the $270 million revenue, about $121 million came from commissions, delivery contributed $142.5 million, and the rest from other stuff. Commission revenue is fastest growing at 50 percent YoY. Delivery is the slowest with just under 5 percent YoY growth. Now, to the international expansion, or non-Saudi part. Jahez kicked off its expansion to Bahrain and Kuwait in 2022 but 2024 is going to be the first big year for the company in these markets. Here are some key numbers. → Saudi GMV: $729 million, up 20% YoY → Non-Saudi GMV: $91.5 million, up 6x YoY → Non-Saudi orders: 7 million, up 4x YoY The most interesting detail in the non-Saudi GMV is its contribution to the total GMV of the company which has grown from just 2.5 percent in H1 2023 to 11 percent this year. (This expansion into new markets plus investments have caused the decline in the company's net profit. In Saudi, the company made $33 million in net profit in H1 2024. But it lost $13 million in non-Saudi markets.) Even though Jahez doesn't break down the non-Saudi numbers by countries, it is very likely that the majority of this is coming from Kuwait. Until 2018, Kuwait was Delivery Hero's biggest market in the world with $110 million revenue that year, followed by Saudi. Saudi (HungerStation) should be over $800 million in revenue now. We don't have the latest Kuwait numbers but it would be safe to assume it's hundreds of millions of dollars. As I pointed out in one of my earlier posts, Jahez was very successful in eating up a significant amount of Delivery Hero's market share in Saudi. It is now starting to repeat this in other GCC markets. This should put a lot of pressure on DH, for which MENA has been one of the best-performing regions. When Jahez is going after Delivery Hero in other markets of the region, its second position on its home turf is being challenged by other big players; Meituan's Keeta and Careem Food (by Careem Technologies). Both are expected to make substantial investments to win "one-of-the-best" food delivery markets in the world. The next 24 months may completely change the landscape of "how burgers and shawarmas are ordered" in MENA.

Today I'm sharing a blog post, How a Tech Giant Delivery Hero, the parent company of foodpanda solves their really big problem and expands revenue with real-time product recommendations! 🤔 Problem Statement🔔: Delivery Hero's existing product recommendation system used batch-processed data that was updated only once every 24 hours. This led to stale and inaccurate recommendations when items went out of stock, were discontinued, or if customer preferences changed in the meantime. "I'm Ibad, a passionate developer/engineer, i'm really curious about how tech actually works and how we solve our day to day problems with it! Recently i read this blog post so i'm sharing with you guys, I had Linked a detailed blog post in pin comment 🚀" Previous Tech Stack🕰️: Initially, Delivery Hero stored product information in Google BigQuery and pre-computed alternative recommendations, caching them in a local Redis instance for their stock picking service. How they solve it?💡 and How it works? 🧪: To provide real-time, hyper-personalized product recommendations, Delivery Hero implemented MongoDB Atlas Vector Search. Delivery Hero migrated their product catalog from a relational database to MongoDB Atlas running in Google Cloud in 2021.   Multilingual product embeddings are generated using a bidirectional sentence encoder model trained with a Hugging Face library running on Google Vertex AI. As product details change, vector embeddings are continuously updated, persisted, and indexed by Atlas Vector Search. When an item is unavailable, the Delivery Hero picking service uses Atlas Vector Search to recommend up to 20 suitable replacements based on semantic similarity. By leveraging #MongoDB Atlas Vector Search, Delivery Hero solved the real-time recommendations challenge, providing a better experience for customers worldwide while increasing revenue. PRD templates don't work. In all my jobs but this one I foolishly tried to push a PRD template with my team. But PMs will naturally adapt their approach to effectively communicate the opportunity and requirements. There was always an annoying rule-breaker who proceeded to deviate away from the template, and that rule-breaker was me. Instead of rigid templates, I now focus on requirements for the requirements. Is the problem statement specific? What input metric are we moving, and what are we controlling for? Have we made explicit the tradeoffs of potential solutions? Are we clear about our assumptions? What's the minimum we can build to validate our hypotheses? What risks and dependencies might we face? What are your termination criteria? #productmanagement

I cannot emphasize enough the amount of learning we had and the pages of notes we took on product roadmap, marketing ideas, how to make sure our agency program is the best there is, market understanding, and eventually meeting amazing entrepreneurs in their journey building in eCommerce. We started the week meeting the amazing team from Barefoot Dreams, Inc., who are just launching such an exciting loyalty program (kudos to Kristen and Jamie)! The fabric of their robes is unbelievable; buy it for someone you love. Robbie, you had a huge impact on their ability to launch on time, kudos man. Then we had such an inspiring meeting with Sammy (thank you Sara, the rooftop was amazing as well). I think your insights are going to define a big portion of our email and agency roadmap for the next 12 months. I still cannot believe I was so impressed by someone who named his agency after his cat, I hate cats. 🐈 ❌ Tuesday morning, we met with the one-man show of Saie, John Perasco, one of the most amazing human beings, and we geeked out on the amazing options we are building together when you combine loyalty and subscription solutions on the same data platform. We are going to make a massive impact with this combo, and I'm so excited about it. It made us so happy to hear how he speaks about Anna Lesser—you are having a huge impact. Right after, meeting with Thomas and the rest of the PACSUN team was all about our AI innovation in reviews and how our insights product can level up their merchandising. Then, unfortunately, the LA traffic hit, and we got just on time to meet the amazing Murad UK team. Seeing what Soo, Lisa, and the rest of the team are doing is awesome. Besides being the nicest person I probably met, Soo gave us some great feedback and product ideas we are going to implement. We came out so excited about the future of this partnership. Justin, you should have heard the compliments Soo gave you. Tuesday continued with meeting the lean and mean team of Milani Cosmetics. It's amazing to see how a small team, with the command of Jeremy, can make so much happen in retail, Amazon, and DTC. We are going to bring in an agency to unlock some DTC growth for the 2nd half of the year. Oh, and the dogs were amazing—next time, I am bringing Charlie! 🐶 Diego really looking forward to start workin together.

𝗙𝗼𝗿𝗴𝗲𝘁 𝗠𝗢𝗘, 𝗘𝗺𝗯𝗿𝗮𝗰𝗲 𝗠𝗢𝗔: 𝗧𝗵𝗲 𝗘𝗿𝗮 𝗼𝗳 𝗠𝗶𝘅𝘁𝘂𝗿𝗲 𝗼𝗳 𝗔𝗴𝗲𝗻𝘁𝘀 𝗶𝘀 𝗛𝗲𝗿𝗲! As AI Agents gain traction, it’s clear we’re moving towards a Mixture of Agents (MOA) approach, mirroring the principles of Mixture of Experts (MOE) but adapted for the agentic ecosystem. In MOE, a gating network determines which expert to call upon. Similarly, in the world of AI Agents, Query Analyzers, Orchestrators, and Answer Framers are essential to: 1️⃣ Plan the execution, 2️⃣ Assign tasks to the right agents, and 3️⃣ Critique and refine outcomes for optimal results. This shift underscores the need for orchestrated intelligence rather than isolated brilliance. AI systems must collaborate seamlessly to deliver value. When you say your product has Product Market Fit, it means your product has achieved PMF for specific segments of users, not everyone which you consider as your potential user. PMF is always segment specific, it is never generic. So next time you want to grow your product, understand which set of customers loved your product initially and find similar customers who have similar needs.

Writing a "perfect" PRD is a myth... There are at least 100s of PRD templates out there and every product expert on LinkedIn is selling their own version, making the amateur PMs feel that is the recipe of success as a PM. Let me break the truth to you-- There are no perfect PRD templates, and I think all experienced PMs can agree to it. PRD is just one another way for you to communicate your thought process to others, that's it, that's all the job it has to do. To those who have spent more than 5 years as a PM, how much of your success has been because you had a perfect PRD template ? #productmanagement #prd
