Market size slide often misses the mark due to a standardized approach by pitch coaching. This template mandates the inclusion of TAM, SAM, and SOM in three bubbles. You can find such templates all over the internet. 👀 Everywhere I found that entrepreneur claims “Our global TAM is $X B, but we are going to start in a certain part where our SAM is $Y B. And we project that our SOM is $Z B” It’s clear why entrepreneurs try to pump up their market size. They’ve been told that VC only interested in unicorns, and so they assume that the best way to become a unicorn is to go for the largest market. The thinking is that it's easier to get 2% of a very large market than it is to get 20% of a smaller market. So, they search for market data that allow them to claim that their TAM is $56B, or $256B, or even better, $2.5T. When this slide appears, most investors chuckle. Investors generally don’t give any credence to the market size. We may still ask founders how big their target market is, but the point is to see 'how founders think about segmentation, not to rate the startup based on how big they think.' 💡 Savvy investors prefer startups go after a market that doesn't yet exist. Better to create the market than try to unseat established competitors. Rather than claiming that you can disrupt a existing market, what’s more relevant and compelling is how you answer questions such as: 👇 1. Who are your target customers? 2. How will you reach them? 3. How many can you reach? 4. How will you convert them? 5. How many can you convert? 6. How will you onboard them? 7. How much will that cost? 8. What is a customer worth? 9. How many customers will you acquire this year,Next year,The year after? Most investors want to see market opportunity, not market size. They need to see that you understand more about your approach of reaching & onboard customers. Founders should build a bottom-up model that demonstrates how you will build a big, profitable, customer by customer business. Don’t suggest that your focus is on acquiring market share in a large market. 🙆‍♀️ We’ve heard several pitch on wearable technologies for dogs. They claim - there are 90M dogs in the US alone — at $9.95 a month subscription, that’s a $10B market! But truth is It doesn’t matter if there are only 20M or 200M dogs. What matters is how many dog owners the entrepreneur can convince, one by one, to sign up for this service. Define your target precisely, like "urban professionals, 25-35, earning $80,000+, active Instagram users, and dog owners." Entrepreneur should stop pitching the typical market-size slide. Who will fund your healthtech startup? What we learned from our last CVC panel with Highmark Health Ventures and Novartis: 🚀1-Under Most Pressure? Patents generally last 20 years (Novartis' CEO cited 17 years in his recent interview), after which generic versions become available, basically guaranteeing ENORMOUS losses in profits. In pharma/healthtech in particular, the astronomical costs of developing each new drug, coupled with long approval cycles, place immense pressure to innovate REALLY FAST. This means they must essentially create a whole new portfolio every 20 years, far outpacing the innovation demands of any other industry🔬 🕺2-The Dance Between Insurtech and Pharma Highmark is an example of a blended health organization, integrating a variety of healthcare services under one umbrella. They combine being a payer (insurance provider) with running hospital systems and offering insurance services, including Medicare/Medicaid. This approach often also puts the role of the “regulator” on them. Since they are the ones paying for drugs, they are highly motivated  to optimize processes in the infrastructure too, including focusing on preventive healthcare and customer care🏥🌍 💲3-Who Will Pay? Founders who plan to sell to hospitals often have no idea how strapped for money those are. Insurtech companies often step in to provide funding for pilot projects and initial implementations, but they can be quite hard to reach too 🏥💸 🌱 4-The EVEN MORE Enigmatic Nature of CVCs An example of this is a CVC run by a huge healthtech corporation that quite for some time didn’t even have a website despite managing hundreds of millions. This highlights how some CVCs can still function and thrive without some of the conventional tools and visibility typically expected in the corporate and investment world. More often than not, CVCs can be a "black box," with unique and varied operational practices, making it difficult for startup founders to reach them without guidance 🔍5-Novartis' Internal Accelerator One way to engage with big pharma is to look for programs offered. Novartis, for example, runs an internal accelerator called "the biome". This accelerator is designed to help tech companies navigate the complexities of working with a big pharma company. It aims to expedite the product testing and validation process, which is not a common approach for traditional pharmaceutical companies that typically focus more on internal R&D and acquisitions 🚀 🤷‍♀️6- Startups Face Challenges Asian and European startups in pharma and medtech often struggle navigating the complexities of the US healthcare system. Success of a Startup: Right Time, Right Place. Bill Gross, drawing from his extensive experience launching startups in the Idealab incubator, writes that the decisive factor for success is not the uniqueness of the idea, the level of the team, the quality of the business model, or even the availability of capital, but rather the timing of the launch. In other words, riding the wave of success means choosing the right time to launch. According to Gross, timing is the critical factor in 42% of cases, making the choice of launch time paramount for the success or failure of a venture. Examples that support his idea include Airbnb and Uber. In the case of Airbnb, alongside a solid strategy and idea, a crucial element of the company's success was its timely launch. Airbnb launched its platform during an economic downturn when people were compelled to rent out extra space to earn additional income. Similarly, Uber's success can be attributed to a combination of a brilliant idea, a well-thought-out business plan, and impeccable timing. During the economic downturn, many people were looking for ways to earn extra income, and Uber capitalized on this demand. Research involving over 3,000 startups showed that approximately three out of four startups fail due to premature scaling. This underscores the importance of aligning investments with a market that is truly ready to support them. Of course, Gross's idea does not claim to be the definitive explanation for startup success. The #1 reason storytelling is important in your early stage pitching is that everything else in your early stage pitch is likely to sound biased. Here is why: When it comes to early-stage fundraising, particularly during seed and Series A rounds, the business assumptions outweigh any historical financial data, product readiness or market traction that your company—or you as a founder—can provide. To investors, these assumptions might come across as “biases” you hold about your business. That's why early-stage investors frequently emphasize that in these types of investments, they invest primarily in the founder. Even if variables in your pitch  such as traction, product readiness and are available, they are always treated as if they are flavored with a sense of optimism. And that is why, investors focus on the one constant: the person standing in front of them. You’ll hear them say time and time again, we invest primarily in the founder. And so, you, as a founder, you must connect to the investor first, create a founder-investor fit. The best way to do so, is to share your true story and the conviction you have in it. A month ago, I posted an AI framework for enterprise healthcare, inspired by a16z. Today, I am focusing on the top left quadrant: Clinical AI x Consumer facing. Why focus on this quadrant? Because it is the most transformative. Companies in this quadrant are empowering people to take care of their health. They are accelerating the shift towards patient-centered-care (or rather people-centered-care). I wrote down a few additional thoughts. 1️⃣ 𝐇𝐞𝐚𝐥𝐭𝐡𝐓𝐞𝐜𝐡 𝐕𝐂𝐬 𝐝𝐨 𝐧𝐨𝐭 𝐥𝐢𝐤𝐞 𝐃𝟐𝐂 Direct-To-Consumer (D2C) business models often mean out-of-pocket revenue streams, which are not "truly #healthcare". D2C also means that you need a lot of cash to convert millions of customers. HealthTech VCs prefer to provide "warm intros" (and less cash). 2️⃣ "𝐓𝐡𝐞 𝐛𝐢𝐠𝐠𝐞𝐬𝐭 𝐜𝐨𝐦𝐩𝐚𝐧𝐲 𝐢𝐧 𝐭𝐡𝐞 𝐰𝐨𝐫𝐥𝐝 𝐰𝐢𝐥𝐥 𝐛𝐞 𝐚 𝐜𝐨𝐧𝐬𝐮𝐦𝐞𝐫 𝐇𝐞𝐚𝐥𝐭𝐡𝐓𝐞𝐜𝐡 𝐜𝐨𝐦𝐩𝐚𝐧𝐲" However, VCs with deep pockets, like Andreessen Horowitz in the US, are willing to invest in D2C business models in healthcare. Andreessen Horowitz even claimed that "The biggest company in the world will be a consumer HealthTech company" and invested therefore in Function Health in June 2024. Function Health was co-founded by Mark Hyman, an American physician, author, and prominent HealthTech influencer with millions of followers across various social media platforms.
