3 misconceptions that set you up to fail with CRO. Align your expectations to the process or you will unfortunately pay the price. 1. Viewing CRO as a band aid for poor ad performance. CRO is not a band aid. It’s a process that collects and activates insights through research and testing to deliver measurable online growth. We can control what we learn, how we learn it and how we validate. We can’t control market fluctuations and seasonality. And we can’t control the demand for your product. Thinking this is a band aid shifts the perception and expectations in unrealistic ways. Nothing will fix ad performance if the issue stems from campaigns, targeting, copy and creatives. This process will help improve conversions, but if we draw the growth curve your business is own, it probably won’t radically change its course. Great outcomes can and will happen, but don’t rely on them being a sure or quick thing. 2. Expecting best practice tests. Don’t believe what all the blogs tell you. There are no best practices and no great test that work for every business. Copying the best websites without basis won’t yield consistent good results either. The very best experimenters still fail 7/10 times, and that’s with research-driven tests. Learn about psychological principles and study your specific audience for a much greater ROI. A better lens to look at this is thinking of “best practices” in the sense of how we run the program. What you need are contextual tests for your website and audience, based on where users get stuck and abandon in their journey. It’s not easy work, but the best performing programs all share one trait : tests have a clear hypothesis, problem statement, and supporting data. 3. Expecting immediate results and returns. CRO provides value way beyond pure metrics and revenue. It establishes a process for making smarter decisions, in an environment that controls risk. It trains entire your team to think from a place of not knowing, and encourages curiosity and develops a spirit of validating insights. You need to give at least 90 days to properly set up the process, workflows and gain traction. Results are going to lag by the measure of the average test duration. Most tests produce an increase below 15%. One test will not change the world. Just like interest on a financial portfolio, If you let test wins compound, then the impact can be greatly felt. There are no silver bullets when it comes to optimizing your website. These misconceptions are damaging to any business getting started with website optimization. Set your expectations around building a system and an approach for decision making. Trust in the process and give it 90 days to prove it’s valuable.

The format CRO agencies charge their clients tells a lot about them. As a client evaluating options, you deserve to understand the fundamental differences between performance based and retainer based. The performance based format offers to de-risk the partnership by promising to pay only for the results generated, so underperforming an program would not be expensive for you. On the contrary, a strong performing program might be very expensive. The price can and will scale with performance. That’s what I call charging based on the outcome. The retainer format is not as flexible and provides a clear scope of work with a set and defined price. You will pay the same price no matter the performance of the program. That’s what I call charging based on the output. An agency may promise to launch 12 tests and 6 research deliverables in a quarter, for example. Charging on outcome is unpredictable and will create fluctuations that are hard to forecast on both sides. Charging on output is predictable, and scalable. Going from 9 tests per quarter to 12 is easy to scope. Inversely, going from 15 tests to 12 is also easy to adjust. There is a huge pitfall for agencies that choose to charge on outcome, with a performance based pricing model. They are incentivized to ship more tests, and chase after results. An agency may be tempted to misinterpret or temper statistics to favorize more wins and more revenue in their pockets. Their time might be chosen to be invested in shipping more tests, rather than establishing a growth process. They could trade off QA for one more test and that may go unnoticed. If the agency charges based on performance, it might be worth asking how their team is compensated. If their compensation is linked to your program performance, the individual workers may be incentivized to produce test wins, over strategic experiments. As a client, it may be challenging to identify if the tests being launched are cash cows, or if they are really the most strategic experiments possible. You may find it harder to trust the results as wins are associated to direct income for your partner. What you perceive as risk going into an optimization program may have massive effects on your bottom line. When the barrier to entry with price is very low, it usually means the ceiling can be very high. And you may be trading a high upfront risk with a fixed price for an unknown risk of quality of work and possibly biased intentions. CRO should always aim to optimize the experience for customers, not results for the program. And I have seen from CRO programs that have the right inputs, that ROI is never far over the corner. Now it is your turn to make a risk assessment for your business.
