Over the weekend, Tobi, the founder and CEO of Shopify, discussed the major reason investors passed on Shopify in the early days : market size. I remember that financing round, & I remember having the same concern, & making the same mistake. Living in the valley & driving on 101, the billboards & logo-adorned headquarters of successful companies provide a daily infusion of all the mistakes in I’ve made in guessing how a company or a market might evolve. Years later, I listened as Bill Gurley shared his thoughts about market size. He asked himself a question : whether the startup was increasing, decreasing, or maintaining the market size? (I can’t seem to find the link - but I have it in my notes!) I added that question to my diligence list when meeting startups. Now much later, having seen many companies create categories or reinvigorate aging ones, the question I ask myself has evolved. It’s not as the market size large enough? Instead, it the question is : do we believe this company can create the market? Market size is the output of all the players marketing, selling, building. Their efforts alter, distort, & juice the supply/demand curves of macroeconomics. It’s not a given - not an output or a steady-state CAGR. Often it’s the startups that engender the demand, change the market dynamics, & make markets massive by taking risks with products. When done right, these founders create category-defining businesses like Shopify (now worth $90b)!

Learn how we scaled this Shopify client from $15K/m Nov 2023 to $148K in organic search revenue for the past 30 days... A year ago, they did $15K in November, had never crossed $20K in organic, and struggled to scale past $200K in monthly revenue. We create manual outreach campaigns where we scrape their keywords and reach out to sites ranking for these keywords to land high-quality links. 6. We answered journalist queries about things they are experts at and landed links from high-authority publications. 7. We found high-authority publications and paid for listings or co-authored articles (advertorial). We then built links to these articles that helped them rank, driving a ton of authority and traffic to the brand. 8. Made sure to resolve conflicts when different pages rank for the same term or react to pages that would not rank. 9. Made sure the site was technically solid. 10. We were consistent and did the right things repeatedly until things started to rank. That's it. SEO is simple, but it is important to do the right things and be consistent.

This is John Fish:  He has ~1M on YouTube & a massive book club.  He skipped traditional VC and took investment in himself. --- Meet John Fish At 10, he was already coding his first app. By 16, he was working as an engineering intern at Shopify. We tested Shopify's 1-page vs 3-page checkouts and the results shattered our expectations. Here's the twist: both won, depending on who's buying. 🤯 Overall, the 1-page checkout boosted average revenue per checkout (ARPC) by $0.76. It streamlines the process, shows all the steps at once, and reveals shipping rates upfront. But here's where it gets interesting: First-time customers and paid traffic visitors preferred the 3-page checkout. Why? It offers a more guided experience, building trust for cautious newbies. Weekend shoppers and West Coast customers loved the 1-page checkout. In fact, it lifted ARPC by $1.89 on weekends! Seems like these folks appreciate speed and simplicity. Timing matters too. The 3-page format performed better early in the week. So apparently Monday shoppers prefer to take their time and think things through.  Surprise finding: 1-page checkouts saw more upsells. Fewer steps might encourage those impulse add-ons. Ka-ching! 💰 Key takeaway: we plan to tailor our checkouts to our customer segments. Use a 1-page for high-volume times and returning customers, and the 3-pager for newbies and paid traffic. Takeaway number 2: You never know until you test. I went into this thinking either the 1-page or the 3-page version would be the clear winner. But each working in different circumstances was a big insight.

Shopify's stock is getting crushed. But I think the market misunderstands their opportunity. This is my belief about what Shopify's future really is... At the core of the eCommerce business model is the ability to produce a set of units at a clear cost and sell them at a higher cost. That sounds simple but it's actually incredibly complex. One of the core issues that creates complexity is that understanding the actual marginal value of a sale requires data clarity that does not exist for most brands. Even inside of some of the largest companies in our space, COGS and inventory is tracked in a complex web of spreadsheets, PDF invoices and even text messages. Your inventory can often be comprised of units purchased at different prices, from different orders, spanning years of time. Systems to manage availability, purchasing and costs aren't connected to revenue reporting or media planning in any clear fashion. A huge piece of this is because every silo of the organization has a different "home base" Finance might be in quickbooks Operations in fulfill and marketing in a BI tool. They are likely not integrated in any meaningful way and would feel foreign to a user from a different department. This builds language barriers into your organization. So what is the solution? It's Shopify. Shopify's future is, in my opinion, way way way less about the storefront and more about the backend enablement. I think the front end purchasing is going to get disinter-mediated across tons of different locations (Meta shops, tik tok shops, fermat style shops, retail, marketplace etc. etc). websites are an archaic idea But what that means is that the MOST valuable thing a brand will need is a centralized business management system for handling inventory, finance, reporting and planning across a more complex web of distribution. You can already see this in the next way of apps that are being built for the platform. The first wave was all the website plugin stuff... cart upsell, email capture, The now wave is operations. As former CEO of Chubbies, Kyle Hency, understands the core problem an apparel business needs to solve. And the key is to BRING IT TOGETHER within the home base of the other data in the organization. I think you will see Shopify's next acquisition be something like Finaloop that adds a finance layer to the system as well. We are moving to a world that goes in reverse order of the previous generation... Cash flow > balance sheet > P&L > Sales Dash and until the tools are automated and connected brands will struggle to enable this change. There is no more important problem to solve than this... And Shopify is positioned to do it!

The EU’s AI regulations could be a d*ath sentence for startups. As a cofounder who’s built and scaled multiple startups, I’ve seen firsthand how quickly regulations can crush innovation. And this hits close to home. The EU’s AI Act might have the best intentions, but it risks suffocating the very businesses that fuel progress: startups and SMEs. Here’s why: Startups and SMEs don’t have the deep pockets that Big Tech does. Compliance with layers of risk-based regulations will overwhelm smaller players. Innovation will take a back seat as the focus shifts to surviving the regulatory red tape. What’s at stake? The next groundbreaking AI idea won’t come from Europe if startups are left in the dust. They’re already climbing an uphill battle, and heavy-handed regulations could be the final push that sends them over the edge. Big Tech can afford to jump through regulatory hoops, but smaller companies? They’ll get stuck. The gap will only grow wider, with the Davids of the world struggling to survive against the Goliaths. This is personal for me. I know the sleepless nights, the hustle, the constant need to innovate just to stay alive. And I’ve seen how fast a great idea can get smothered by regulation. Look at this guy. He turned a $17 million gaming flop into a $28 billion productivity revolution. • Rapid iteration • User obsession • And a ruthless focus on simplicity Here’s the story of Slack: In 2005, Canadian entrepreneur Stewart Butterfield sold Flickr to Yahoo! for $25 million. But instead of basking in success, he had a new obsession: A game called "Glitch". He raised $17 million for his dream of creating the world's greatest MMO game. Then assembled a team of 45 in San Francisco and Vancouver. Their first task? Build a basic tool to communicate across offices. No-one could’ve seen that this "side project" would outlive the game itself. Fast forward to 2012: Glitch shut down. $17.2 million gone. Boom. But remember that chat app? It was so good, Butterfield couldn't let it go. So in 2013, he renamed it "Slack" and launched a preview. • 8,000 companies signed up on day one. • 15,000 by week 2. Slack did something revolutionary: They treated software like a living organism. 1. Last month, I talked to +35 B2B founders doing north of $3M. Turns out, most of the time, building a founder brand goes through these 5 phases: (check out the timestamps) 0:01 - founder tries do-it-yourself way We start seeing more of 'thrilled to announce...' & 'we just launched...' posts with brick-sized blocks of text. Corporate-speak is the official language. They don't put much effort in and admit defeat, and we don't get to consume all the subject matter expertize they could've shared. 0:22 - founder hires a ghostwriter Turns into a disappointed very quickly. They have to spend a similar amount of time but the outcome is even worse. Probably because the young ghostwriter learned his trade from a Linkedin guru's course and has ZERO understanding of the subject matter.... They only know how to write motivational 'being a dad taught me these 5 lessons about startups' posts, strictly following what guru prescribed. 0:53 - founder hires a ghostwriting agency The agency is founded by 2 guys that grew their following by posting memes and Twitter screenshots of truisms ('marketing is about empathy', 'talk to customers'...), and now they outsource all the work to cheap ghostwriters, so eventually, the same happens. 1:29 - founder buys a $997 course from a LinkedIn guru It may not be the same course that the young ghostwriter bought, but it's basically the same. All of them are. The course creator grew their following by talking about growing on LinkedIn and joining engagement pods and now shares advice that only works if you want to... sell a LinkedIn course. 1:53 - Raven comes and saves the day Founder realizes they have to do this themselves because this new age calls for a distribution-first founder and they make marketing their top priority. They find that they need to find message-founder fit (overlap of their lived experiences + customer jobs to be done + product offering). They improve their tactical mastery (writing hooks, structuring, better writing). They now have a peer support group and direct access to an expert. They're held accountable because all progress is tracked in a collective dashboard. Their founder brand finally starts growing. PSS. Bad unit economics are great for Studios. It’s not about profitable revenue. They play the equity return game. Studios and VC funds share a theme. It’s not about profitable annual revenue. It’s not about short term profits. It’s all about the LONG game. The equity game. VCs play this by primarily being equity owners by investing. Studios play this by being equity creators by building and investing. It’s all about creating value through equity ownership. Driven by distributions from profitable companies or the sale of their ownership. See a studio without this equity driven return focus? It is not a studio. Full stop. It’s probable a Vulture Studio. A company positioning itself as a studio to gain a sizable equity stake without providing the value of a studio. Are there exceptions? Studios that build companies for corporations? Check their model. When they operate cash neutral by providing support to the companies they build without billing or invest all of their profits in to the companies that build, they are not focusing on profitable revenue but long term equity driven returns. Consulting firms that build for a fee and keep high margins but also take equity can’t serve both masters. Is the focus maximizing short term revenue and profit or long term equity returns? Never, ever get in bed with investors who want uniform monthly profit in a high growth business. These folks are living inside a utopian financial spreadsheet, not reality…young businesses do not have smooth top lines…only late stage brands exhibit this. To be fair…a lot of this ‘group stupidity’ originates from LPs who have no operational understanding of high growth consumer brands. We know this because these brands are so rare, they would not pop across the LPs screen often enough to trigger an investigation or learning. Most of these folks live in such a myopic world that they have already forgotten Chobani. #startups #business #entrepreneurship

Hamish McKay has run an absolute masterclass of building in public. Building in public can be controversial, especially if you’re in a market with a low barrier to entry (the Shopify App Store) and you’re fully aware that a few ankle biters are incentivized to grab some of your nascent market. However, in a platform-based ecosystem, it’s understandable and even necessary. If your whole company depends on a third-party platform to be a viable business, you have to be really careful of your primary vendor becoming your primary competitor. My hypothesis? To be taken seriously by enterprise customers, Shopify is continuing to clean up the App Store and quietly removing unmaintained or low-quality apps. I’d also bet that there are going to be a new tier of apps along the lines of, “Shopify Basics," so that new enterprise merchants don't feel like the only way to take advantage of Shopify is layering on a pile of apps. Everyone knows Amazon Basics, right? Amazon uses their treasure trove of consumer data to identify popular products and create a generic line of equal or better quality offerings. Batteries, binders, and bookshelves are all sourced, manufactured, and sold by Amazon directly. Amazon chooses the products to source and sell themselves based on data from the vendors who took the risk of selling on Amazon. We’ve all heard of the handful of large brands who refuse to sell on Amazon - or if you’re Walmart, go so far as to refuse to consider vendors who use AWS for their infrastructure. (Spoiler alert... Amazon never needed you to sell on their platform to identify market trends, they just learned about your margins.) I imagine Shopify has a few highly-paid MBAs in their strategy department combing through app store data, segmenting the data by merchant size, billing volume, or even API usage to determine which apps gain the most traction among merchants. Then, they make the decision whether to build, buy, or ignore. Hamish has set himself up to be bought by Shopify, and I bet it happens sooner rather than later. If Shopify simply rips him off, they send a very public message to the app development ecosystem that will stifle ongoing innovation. If they buy him, similar to their other acquisitions, they remind the ecosystem that you too can get rich by taking on the risk to build in this ecosystem. For us, our primary risk is the Shopify Search & Discovery app. It’s a phenomenal app and eliminating the need for apps like Boost Commerce, Fast Simon, and SearchSpring. Why pay a third-party app for functionality that Shopify offers for free?
